The Doorbell’s Ringing! Can you get it?

After a long day’s work, I arrived home to a distraught wife. Not, “Hi, sweetheart” but “This doorbell is driving me crazy!” 

Me: “What doorbell? What are you talking about?” 

People differ in how they perceive the world around them. In my case, for instance, I’m very easily distracted by movement in my visual field. Noise can be annoying, but it rarely rises to that level. For instance, when commercials come on, I simply “tune them out” and instead tune in to my own thoughts. My high frequency hearing isn’t too great either. So, at first, I didn’t understand what my wife was referring to. 

Beep.

“That! That doorbell beep!” 

Ah, now I understood. And, there it went again. Once I knew what to listen for, I had to agree it was annoying though much more annoying to my wife because she’s more tuned in to sound than I am and her ability to hear high frequencies is also better.

She then upped the ante. “I have to leave. I can’t stand it! You have to make it stop!” 

I looked at the wall between our entryway and the kitchen. That’s where the doorbell ringer was. I unscrewed a couple of screws and removed the housing. Inside was the actual doorbell and three wires. A quick snip should at least stop the noise until we figured out a more permanent fix. I sighed. I suspected we would have to buy a new doorbell. Then, I laughed a bit as the Hollywood scenes from a hundred movies flashed before my eyes:

The Hero finds the bomb, with its conveniently placed timer, but it’s counting down 30 seconds, 29, 28. He’s cut to cut a wire! But which one!?

The consequences of my error would not be so great. Still…So, I cut the black wire.

BEEP! BEEP! 

OK. I cut the red wire.

BEEP! BEEP! 

OK. I cut the green wire, the last wire. I was having trouble understanding why it would be necessary to cut all three wires. But whatever. I had now cut all three wires.

BEEP! BEEP!

??

Electrical circuits don’t work by magic. How can the doorbell be beeping when it has no power? 

It can’t.

It wasn’t the doorbell at all.



Months earlier, my wife & I had attended a Dave Pelz “Short School” for putting, chipping, and sand shots. At that course, we received a small electronic metronome — about the size of a credit card. The metronome was to be used to help make sure you had a consistent rhythm on your putting stroke. Since the course, the metronome had sat atop our upright piano. Apparently, one of the cats had turned it on and then slapped it onto the floor behind the piano. The sounding board amplified the sound and made it harder to localize. Eventually, we tracked it down, fished out the metronome from behind the piano and clicked it off. Problem solved. 

Except for the non-functional doorbell. 

I had initially “solved” the wrong problem. I had solved the problem of the mis-firing doorbell by cutting all the wires. That was not the problem. I had jumped on to my wife’s formulation and framing of the problem. There are plenty of times in my life when I had solved the wrong problem without any help from someone else. This isn’t a story about assigning blame. It’s a story about the importance of correctly solving the right problem.

How you see where you are depends on how you got there.

It’s Wednesday. And that means, at least for most of us, that yesterday was Tuesday. Mundane, right? Obvious, right?

But suppose that it’s Wednesday for you but that yesterday was Thursday! 

Oh, my! You would be in quite a different “Wednesday” than the rest of us would. How could this happen? 

Many ways. You could be a character in a Sci-Fi movie. Maybe you were in a coma for six days. Or, you could have retrograde amnesia from a blow to the head. Or, maybe you have some weird form of temporal lobe epilepsy. No matter how you got from Thursday to Wednesday, you will treat the day quite differently from those of use who experienced yesterday as Tuesday. 

And this is generally true of human beings. 

How you experience your current reality depends a lot on how you got there.

It so happens that my dissertation studied human problem solving. I used a problem called the “Hobbits and Orcs problem.” You may have heard of it.

There are three Hobbits and three Orcs on one side of a river and you have to get them all over to the other side. The only way to cross the river is by use of a small boat. (No flying, swimming, catapulting, disapparating, etc. allowed). For the boat to operate and not simply float off downstream, it must have at least one creature in it. But the boat can only hold one or two creatures. It cannot hold more. Orcs, as you probably already know, are suspected of eating Hobbits. You cannot ever let more Orcs than Hobbits on either side of the river, even briefly. You can try the problem for yourself.  Remember though…you cannot let there be more Orcs than Hobbits on either side of the river — not even briefly.

I compared how people solved this problem to an early AI system modestly called, “The General Problem Solver.” As you might expect, even though both humans and the AI system (GPS) can solve the problem, they behave quite differently. For instance, the places where humans have trouble (take more time; make more mistakes) are quite different from the places where GPS slows down.

Spoiler alert — now, I have to talk about the solution.

At one point, you will feel as though you’ve been making good progress and you have two hobbits and two orcs on the far side of the river along with the boat. Now, comes the sticking point (for humans). If an Orc brings back the boat, you’ll have two Orcs and one Hobbit on the near side. The two Orcs will gang up on the Hobbit and eat it. Fail! But if the Hobbit brings back the boat, the far side of the river will have two Orcs and one Hobbit so that Hobbit will get eaten. 

Here is the situation: 

HO {river} (boat) HHOO 

The “trick” is to use one Hobbit and one Orc to bring the boat back. Now, you use two Hobbits to take the boat to the far side, and it’s pretty easy to solve from there. The “trick” is only “tricky” because it feels as though you are undoing the progress you’ve already made! You took two over and you need to bring two back. In fact, many subjects wanted to “give up” rather than bring two creatures back over. They claimed it was “insoluble.” 

But wait. 

It gets even stranger. 

Half of my subjects began with a “half problem.” They started in this position. 

Start: HO {river} (boat) HHOO 

Goal:        {river} (boat) HHHOOO

These subjects had very little trouble solving the problem. They began by taking the boat to the left side by using one Hobbit and one Orc. They quickly solved the rest of the problem. 

Then I gave those same people, the entire problem again, but starting here: 

Start – HHHOOO (boat) {river}

Goal –                             {river} (boat) HHHOOO

They had little problem at the beginning. 

But when they got to the position shown below, many wanted to quit. Many said the problem was “impossible” once they got to this position: 

Now: HO {river} (boat) HHOO 

Goal:        {river} (boat) HHHOOO

Does that pattern look familiar to you? It should! 

This is exactly the problem that they themselves had just solved a few minutes earlier! When they started there, it was easy. But when they got there by arriving at it through their own effort, that same position was now daunting. They didn’t even recognize or realize that they had just been there. (None of this behavior was like that of the General Problem Solver, by the way).

A number of economists were interested in this result. Why? Because “classic” economics operates like GPS. It looks at the Starting Point. It looks at the Goal. It looks at various possible moves. It doesn’t “care” how it got there. According to classical economics, if you buy IBM stock at $50 and I buy it at $150 and now it’s at $100, if we have the same knowledge, then we should make the same decision about whether to buy or sell. In reality, people do not. If you bought it at $50, you’ve made a huge profit and are happy to sell it. If I bought it at $150, I’m going to suffer a loss. How people view a situation is heavily dependent on how they got there. 

Now, let’s play another little “what if” game. 

What if you were an extremely rich person who also happened to be extremely selfish. In America, for instance, worker productivity has increased decade after decade. This meant that the wealthiest people in the country kept getting wealthier and wealthier. But the workers, who made a lot less than the owners, also benefited by getting wealthier. 

Until around 1974. Then, a strange thing happened. The productivity of American workers continued to grow. However, the increased wealth that accrued from all those people learning new technology, learning new methods, using the suggestion box, etc. — none of that increased wealth went to the workers. All of it went to the richest people in the country.

There had been a kind of partnership between owners and workers. The owners of large companies said, in effect: “if you keep being more productive by working harder, smarter, and faster, we will all benefit. We’ll have more profits and you’ll have higher wages.”

Then, the owners stopped living up to that implicit agreement. They took all the increased profits for themselves. Basically, that’s what happened in 1974. And it also happened in 1975, 1976, 1977, 1978, 1979, 1980, 1981, 1982, 1983, 1984, 1985, 1986, 1987, 1988, 1989, 1990, 1991, 1992, 1993, 1994, 1995, 1996, 1997, 1998, 1999, 2000, 2001, 2002, 2003, 2004, 2005, 2006, 2007, 2008, 2009, 2010, 2011, 2012, 2013, 2014, 2015, 2016, 2017, 2018. It varied, of course, somewhat from industry to industry, and month to month, and company to company but that is the big picture. 

People who had organized their lives and the lives of their families around their jobs found that they had no job. Their jobs were shipped overseas or given over to automation. They were pissed off. As they should have been. Notice that this trend continued unabated under both Republican administrations and under Democratic administrations. It’s hard to even see a difference in the divergence that occurred between the ever-increasing wealth that workers contributed through their increased productivity and the stagnation in their real wages. 

Then, we come to 2016 and someone said, “You can’t trust these politicians. They’re all the same. They are in cahoots with their rich donors. You know who you can trust? ME!”

The very worst fear of many of the wealthiest .001% of the country is that all workers will get together and demand their fair share! The workers are at least as responsible for the increased overall wealth as the owners. But while real wages for workers has been basically unchanged for decades, the compensation for owners has skyrocketed. Of course, they know it’s unfair! They don’t care if it is unfair. But they do care greatly that the yacht party of caviar and champagne continues unabated. 

How to deal with this? What can you do if you’re wealthy because of other people’s work and this becomes common knowledge? You divide and conquer. You shout long enough and hard enough in every possible medium of communication that it isn’t the greed of the wealthy that has kept your wages from going up. Oh, no, not at all. It’s the foreign competition. It’s the people of color. It’s the gays. It’s the Muslims. It’s the Jews. It’s the uppity women. It’s the video games. It’s violence on TV. It’s sunspots. It’s aliens from other planets hidden in area 51. It’s lack of ambition on your part. It’s because you haven’t taken responsibility. It’s because of liberals who want to take all your guns away and make you eat quiche or salad.

Those that want it all for themselves are terrified that you’ll catch on to their game. And, if you do catch on, you may just choose not to play any longer. So, they buy politicians. They buy air time for commercials. They indoctrinate you to hate workers that look different; that speak differently; that eat different foods; that wear different clothes; that worship in buildings with a different shape. They plant lies about all of these “other” people so that you will hate those “other” people — meanwhile trying to convince you that they are on your side; that they are just like you really. After all, you’re both “white” or “straight” or “Christian” or “Midwestern” or whatever. But the truth is — the lives they live are quite different. Despite being extremely wealthy, many of them pay far less tax than you do. If their kids goof off in high school or aren’t very bright — no problem! They’ll just bribe the way for their kids to get into a top university.  

So far, their little game has worked. By using the same methods that get you to buy skin products you don’t really need; the same methods that get you to buy sugared water at a high price; the same methods that get you hooked on sugar; the same methods that make you feel guilty about being overweight; the same methods that induce you to buy products and systems to help you lose weight; the same methods that fool you in a thousand ways — they get you to hate other people — people who are superficially different are “sold” as being fundamentally different. While the people whose lives really are fundamentally different from yours are being touted as living lives that are very similar to yours.

Once you begin voting for the folks who are paid for by these very wealthy people, you will tend to listen to them. You will tend to believe them. Not because you are stupid or gullible. You will do it because that’s what you’ve done in the past. The more you vote for them, the more you want to believe them. And, here’s the kicker: if they are outrageous  in behavior and speech, you will want to believe them even more. After a few years, it doesn’t matter how absurd or ridiculous what they say is. You’ll still believe them. It’s not your fault, really. But it does keep you, and all the rest of us, trapped in a vicious circle. 

You got to this Wednesday from yesterday. But your yesterday was Thursday. It’s comforting to know that there are millions of others who also got here from Thursday. 

You don’t have to keep choosing this way. But many of you will. And, that’s precisely the way that the wealthiest .001% like it. They don’t want to share with you the wealth that you created. They’d much rather keep things the way they are. They’d much rather keep that wealth for themselves. After all, caviar, champagne, yachts, and beautiful teen-agers are expensive. 

There is, of course, a much easier solution to the Hobbits and Orcs problem. Hobbits and Orcs could stop hating and mistrusting and killing each other. Then, crossing the river to the other side is easy. And that benefits everyone. 

Everyone, that is, except the .001%.

Problem Finding

Problem Finding

Today, I googled “problem solving” and it returned 287,000,000 results. In most of our school life as well as most people’s work life, we are given problems and asked to solve them. “Problem finding” only returned about 2.5 million or fewer than 1/100th as many hits. Solving problems can make processes more efficient and more effective. Solving problems can even save lives. We generally reward people both at school and at work for being good problem solvers. We seldom train people in problem finding. In fact, the reaction of many teachers and many managers when someone finds a problem is to dismiss it as being a non-problem. 

I can understand this sentiment. As a teenager driving my dad’s car home from a date with my girlfriend, somebody beside me tried to make a right turn from the left lane and ran right into my dad’s blue Dodge. I heard what sounded like the voice of God say “NO!!” loud and clear. It was actually louder than the sound of crumpling metal. For a split second, I was in complete denial. Even some moments later, when we pulled over to assess the damage, it looked minor enough to ignore in my mind and just drive off. A more experienced guy from the corner gas station near where this happened said that while it may look minor, it would cost hundreds of dollars to fix and we therefore needed to trade information. I was stunned.

In many cases, it is a human tendency to want to deny that a problem really exists. If you can get past that tendency however, and embrace problems and indeed, even learn to seek them out, you may be able to create tremendous value for yourself and for those around you. Problem solving can make your bookstore more profitable. Problem finding lets you invent Amazon. Problem solving lets you build a better internal combustion engine. Problem finding leads you to a Tesla.

What might you do to discover problems? First, you might take your own negative emotions as a jumping off place. If you find yourself angry, or anxious, or depressed, to the extent that you can trace back what is going on to the initiating event, you may be able to be consider whether that event is unique to you — or, more likely, that event is likely to trigger a negative reaction in many people.

If you found waiting even 48 hours to have your photographs developed and printed — and you thought others might also be impatient to see the results, you might invent Polaroid instant photos. If you found cooking a casserole too time-consuming and messy for your taste, you might invent frozen dinners. If you drove a lot in hot, humid climates, you might be motivated to put air conditioning in cars. 

Of course, you do not have to limit yourself to your own misfortune. If you read about someone having a miserable time, you could dig a little deeper and ask yourself how a tragedy might have been prevented or how an accident could have been avoided. You can also look at a change that seems minor and ask yourself what will happen if this change becomes widespread. 

For example, if you read in the newspaper that a robot has been invented that harvests tomatoes, you might extrapolate to a more universal situation. What if all crops were harvested by machine? This might make groceries cheaper. But what else would it mean? Tomatoes are rather delicate, after all. You might wonder whether growers using a machine to harvest tomatoes would harvest them early to avoid them being mashed by the machine. You might wonder whether they would even genetically alter the tomatoes so that they were easier to harvest by machine (even if they were no longer as tasty). You might wonder what will happen to the tomato pickers? Politicians may tell you that they will all be retrained for higher paying jobs as machine inventors, machine programmers, and machine maintenance folks. But this makes no sense. If there were an equal number of IT jobs as there used to be tomato pickers but each of the new jobs came with a higher salary, why would the growers use robots? There will be fewer jobs after automation and in some cases, far fewer.

You might look at the global temperature trends and ask yourself what will happen if they continue. What will happen if global temperatures continue to rise? What can be done about it? Of course, once people start seriously mapping out the consequences, some people will react by saying, “Oh, it isn’t really happening!.” Why do they think that? Because it’s too scary to contemplate the truth; or too inconvenient to take the necessary actions. There are vested interests in old energy sources who will be happy to help you along in your fantasy of denial. In the short run, it’s often easier to imagine that problems do not exist, or are not that bad, or won’t get worse, or that there is just nothing to be done. 

Even most of the people who rail against what most of us think of as sensible gun regulation (requiring a license, showing ID, getting at least some training and testing the would-be gun owner’s knowledge, competency, and eyesight as we do with cars) don’t think that mass shootings of innocent children is a fine thing. They see it as a problem — just one that cannot be solved or one that can only be solved by adding cost and inconvenience to the potential victims. After such a tragedy, they may even send “thoughts and prayers.”

There is a possible “down side” to problem finding. The greedy may decide that they can make a lot of money by generating a solution to a problem that isn’t really a problem and making you believe it is a problem. My favorite, and so far made up, example is “Elbow Cream” for those unsightly skin wrinkles that appear on the back of your elbow when you straighten your arm. But that made up example is not too far off. You eat spicy food and it upsets your stomach? We can fix that! Of course, you could too by not eating spicy food! But nobody makes money that way. So they will sell you something that supposedly fixes the “problem.” While it might be fantasy to imagine “Elbow Cream” that will “fix” your “unsightly elbow wrinkles” it is not fantasy to imagine that people have been hoodwinked into spending money on “fixing” their faces and bodies.

Americans spent 16 billion dollars on cosmetic plastic surgery in 2017. There are 50 countries who each have a lower GDP than that. The beauty industry in the USA overall was supposedly around $445 billion in 2017. That’s more than the GDP of each of 151 countries! Both figures are also less than the federal government spends on reducing climate change. Or cancer research. 

Do you see that as a problem? I do.

Fraught Framing: The Virulent “Versus” Virus

Like most of us, I spent a lot of time in grades K through 12 solving problems that others set for me. These problems were to be solved by applying prescribed methods. In math class, for example, we were given long division problems and we solved them by doing — you guessed it — long division. We were given history questions and asked who discovered [sic] America and we had to answer “Christopher Columbus” because that’s what the book said and that’s what the teacher had said. 

Even today, as of this writing, when I google “problem solving” I get 332,000,000 results. When I google “problem formulation” I only get 1,430,000 results — less than 1%. (“Problem Framing,” which is a synonym, only returned 127,000). And yet, in real life, at least in my experience, far greater leverage, understanding, and practical benefit comes from attention to problem formulation or problem framing. You still need to do competent problem solving, but unless you have properly framed the problem, you will most often find yourself doing much extra work; finding a sub-optimal solution; being stymied and finding no solution; or solving completely the wrong problem. In the worst case scenario, which happens surprisingly often, you not only solve the “wrong problem.” You don’t even know that you’ve solved the wrong problem.

There are many ways to go wrong when you frame the problem. Here, I want to focus on one particularly common error in problem framing which is to cast a problem as a dichotomy, a contest, or a tradeoff between two seemingly incompatible values. We’ve all heard examples such as “Military Defense Spending versus  Foreign Aid” or “Dollars for Police versus After School Programs” or “Privacy versus Convenience” or “A Woman’s Right to Choose versus the Rights of the Unborn Fetus” or “Heredity versus Environment” or “Addressing Climate Change versus Growing the Economy.” 

One disadvantage of framing things as a dichotomy is that it tends to cause people to polarize in opinion. This, in turn, tends to close the minds on both sides of an issue. A person who defines themselves as a “staunch defender” of the Second Amendment “Gun Rights”, for instance, will tend not to process information or arguments of any kind. If they hear someone say something about training or safety requirements, rather than consider whether this is a good idea, they will instead immediately look for counter-arguments, or rare scenarios, or exceptional statistics. The divisive nature of framing things as dichotomies is not even what I want to focus on here. Rather, I would like to show that these kinds of “versus” framings often lead even a single problem solver astray. 

Let’s examine the hidden flaws in a few of these dichotomies. At a given point in time, we may indeed only have a fixed pool of dollars to spend. So, at first blush, it seems to make sense that if we spend more money on Foreign Aid, we may have fewer dollars to spend on Military Defense and vice versa. Over a slightly longer time frame, however, relations are more complex.

It might be that a reasonable-sounding foreign aid program that spends dollars on food for those folks facing starvation due to drought is a good thing. However, it might turn on in a specific case, that the food never arrives at the destination but instead is intercepted by local War Lords who steal the food and use it get money to buy more weapons to enhance their power; in turn, this actually makes the starvation worse. Spending money right now on military operations to destroy the power of the warlords might be a necessary prerequisite to having an effective drought relief programs.  

Conversely, spending money today on foreign aid, particularly if it goes toward women’s education, will be very likely to result in the need for less military intervention in the future. That there is a “fixed pie” to be divided is one underlying metaphor that leads to a false framing of issues. In the case of spending on military “versus” foreign aid, the metaphor ignores the very real interconnections that can exist among the various actions. 

There are other problems with this particular framing as well. Another obvious problem is that how money is spent is often much more important than the category of spending. To take it to an absurd extreme, if you spend money on the “military” and the “military” money is actually to arm a bunch of thugs who subvert democracy in the region, it might not make us even slightly safer in the short run. Even worse, in the long run, we may find precisely these same weapons being used against us in the medium turn. Similarly, a “foreign aid” package that mostly goes to deforesting the Amazon rain forest and replacing it with land used to graze cows, will be ruinous in the long run for the very people it is supposedly aimed to help.

False dichotomies are not limited to the economic and political arena. Say for example that you are designing a car or truck for delivering groceries. If you design an axle that is too thin, it may be too weak and subject to breakage. But if you make it too thick, it will be heavy and the car will not accelerate or corner as well and will also have worse gas mileage. On the surface, it seems like a real “versus” situation: thick versus thin, right? Maybe. Let’s see what Altshuller has to say.

Genrich Altshuller was a civil engineer and inventor in the Stalin era of Soviet Russia. He wrote a letter to Stalin explaining how Russian science and engineering could become more creative. A self-centered dictator, Stalin took such suggestions for improvement as personal insults so Altshuller was sent to the Gulags. Here, he met many other scientists and engineers who had, one way or another, gotten on the wrong side of Stalin. He discussed technical issues and solutions in many fields and developed a system called TRIZ (a Russian acronym) for technical invention. He uses the axle as one example to show the power of TRIZ. It turns out that the “obvious” trade-off between a thick, strong but heavy axle and a thin, weak, but light axle is only a strict trade-off under the assumption of a solid axle. A hollow axle can weigh much less than a solid axle but have almost all the strength of the solid version.

One may question the design assumptions even further. For instance, why is there an axle at all? If you use electric motors, for example, you could have four smaller, independent electric motors and not have any axle. Every wheel could be independent in suspension, direction, and speed. No-one would have designed such a car because no human being is likely capable of operating such a complex vehicle. Now that people are developing self-driving vehicles, such a design might be feasible. 

The axle example illustrates another common limitation of the “versus” mentality. It typically presumes a whole set of assumptions, many of which may not even be stated. To take this example even further, why are you even designing a truck for delivering groceries? How else might groceries go from the farm to the store? What if farms were co-located with grocery stores? What if groceries themselves were unnecessary and people largely grew food on their own roofs, or back yards, or greenhouses?

For many years, people debated the relative impact of environment versus heredity on various human characteristics such as intelligence. Let us put aside for a moment the considerable problems with the concept of intelligence itself and how it is tested, and focus on the question as to which is more important in determining intelligence: heredity or environment. In this case, the question can be likened to asking whether the length or height of a rectangle is a more important determiner of its area. A rectangle whose length is one mile and whose height is zero will have zero area. Similarly, a rectangle that is a mile high but has zero length will have zero area. Similarly, a child born of two extremely intelligent parents but who is abandoned in the jungle and brought up by wolves or apes will not learn the concepts of society that are necessary to score well on a typical IQ test. At the other extreme, no matter how much you love and cherish and try to educate your dog or cat, they will never score well on a typical IQ test. Length and breadth are both necessary for a rectangle to have area. The right heredity and environment are both necessary for a person to score well on an IQ test.

This is so obvious that one has to question why people would even raise the issue. Sadly, the historical answer often points toward racism. Some people wanted to argue that it was pointless to spend significant resources on educating people of color because they were limited in how intelligent they might become because of their heredity. 

Similarly, it seems that in the case of framing dealing with climate change as something that is versus economic growth, the people who frame the issue this way are not simply falling into a poor thinking habit of dichotomous thinking. They are framing as a dichotomy intentionally in order to win political support from people who feel economically vulnerable. If you have lost your job in the steel mill or rubber factory, you may find it easy to be sympathetic to the view that working to stop climate change might be all well and good but it can’t be done because it kills jobs.

If the planet becomes uninhabitable, how many jobs will be left? Even short of the complete destruction of the ecosphere, the best estimates are that there will be huge economic costs of not dealing with global climate change. These will soon be far larger than costs associated with reducing carbon emissions and reforesting the planet. Much of the human population of the planet lives close to the oceans. As ice melts and sea levels rise, many people will be displaced and large swaths of heavily populated areas will be made uninhabitable. Climate change is also increasing the frequency and severity of weather disasters such as tornados and hurricanes. These cause tremendous and wide-spread damage. They kill people and cause significant economic damage. In addition, there will be more floods and more droughts, both of which negatively impact the economy. Rather than dealing with climate change being something we must do despite the negative impact on the economy, the opposite is closer to the truth. Dealing with climate change is necessary to save the world economy from catastrophic collapse. Oligarchs whose power and wealth depend on non-renewable energy sources are well aware of this. They simply don’t care. They shrug it off. They won’t be alive in another twenty years so they are willing to try to obfuscate the truth by setting up a debate based on a false versus. 

They don’t care.

Use Diversity as a Resource

Prolog/Acknowledgement/History: 

On the one hand, I’ve always been fascinated with biology. If you learn or recall even a little about biology, you’ll know that diversity is a fundamental aspect of life. Life repeats patterns. But it balances that repetition with variation and diversity. 

At the same time, I’ve found it much more interesting in nearly every aspect of life to seek some substantial level of variety rather than constancy. That includes everything from flowers to fields of study to people to interact with. My “favorite color” is blue. But the last thing I want is to see only my favorite shade of blue. That is, after all, equivalent to being blind. While I love eating cashews, it would be hell to have only them for every meal. 

My first job after grad school was managing a project on the “Psychology of Aging” at Harvard Med School. We focused on such tasks as reaction time and memory but I also looked into adjacent fields; for example, it was clear that “ageism,” as well as sexism and racism, was alive and kicking. True enough, there are general trends of age-related slowing and memory issues, but there are several caveats. First of all, there is huge variability within an age group. In our studies of generally healthy veterans from their 20’s to 70’s, the differences within an age group were about 2.5 x as large (roughly speaking) as the overall age-related changes that we saw. The fastest individual in the whole study of several hundred people was not in their 20’s nor in their 30’s. In fact, it was a 55-year old school superintendent who raced motorcycles cross-country on the weekend. The effect of the way various tasks were constructed was far more important than individual differences. In over-simple but basically accurate terms, age is a weak variable when it comes to “mental performance,” individual differences are a moderate variable and the conditions of the tasks are strong variables. In my experience, having individuals with a diversity of ages produces better results. (Relevant studies of aging, not empirical proof of the immediately previous statement: 9, 10, 22, 28, 31, 37 in references below).

When I started the Artificial Intelligence Lab at NYNEX, I learned something of the history of the phone company including the fact that the telephone was invented to try to help people with special needs (in this case, hearing loss). There are many other cases where inventions that are of great use to huge numbers of people were first inspired by trying to aid those with special needs. Already aware of the possible enrichment of the field of human-computer interaction by making it more accessible to people outside of Western Europe and North America, I helped organize and run workshops on “cross-cultural issues in HCI” and as I met people from different cultures, I became even more convinced that diversity offered a resource for innovation and excellence. (Reports on a few of these activities: 2, 8, 32, 33, 36).

Working with people in other cultures or people with special needs, in my experience, provides a much greater wealth of possibilities than sticking with only one. (Some studies of relevance that I have been personally involved with: 11, 15, 16, 27, 30, 35, 38, 39, 40, 41).

Excellent arguments have been made by many as to why supporting diversity is the ethical thing to do and I quite agree with those arguments. Here, however, I am not making an argument on the basis of what is right; I am merely claiming that it is in everyone’s interest to support diversity and use it as a resource for creativity and innovation.

Abstract: 

Human societies have widely different customs about what is appropriate behavior. As people grow up in a culture, they generally learn one (or, more rarely two) ways to dress, eat, speak, walk, and so on. Diverse groups of people, regardless of how that diversity arises, will have a wider range of skills, experiences, perspectives, and attitudes to apply to solving a problem. This diversity is a resource that can help throughout problem solving to improve the chances of solving a problem, generating a good design, or resolving an issue. Therefore, when faced with a problematic situation, improve your chances of success by bringing to bear diversity on the problem. 

Context: 

Cultures developed separately in many places around the world. Partly to adapt to specific conditions and partly by accident, these cultures developed different cultural practices. In addition, humans, like every other living species, exhibits diversity on thousands of dimensions even at birth. Beyond that, people are further influenced to develop differently based on their families of origin and their peer groups. These differences are critical in having allowed us to develop a complex, highly interconnected society of many specialists. People can become incredibly skilled at tennis or playing the piano or writing poetry or programming in LISP or fixing plumbing problems or planting trees or hunting or cooking, to name a few of the thousands of specialities that now exist. Everyone doesn’t have to do every single task for themselves. If we did, we would all be moderately good at the same relatively small set of skills. Instead, we can mainly rely on others who are extremely good at doing what they do and trade the fruits of our labors at what we are expert at for the fruits of their labors. 

All these differences mean that it often takes slightly longer to find and work from common ground; to understand each other, than it might if everyone were born and raised identically. 

Many of us live in societies that push for the fastest possible answer, solution, design, or resolution. There is an absurd push toward speed at the expense of quality. This tends to make people impatient to “just get on with it” by which they actually mean, “just get on with it the way I want to do it.”

Problem: 

When people push to the fastest possible solution, it tends to compromise quality in every way. One of the most important ways it compromises quality is that it pushes people not to consider a large variety of ideas but instead to pick the first one or two that come to mind. Generally, the first few ideas that come to mind are not original in any significant way. The ideas will be largely deployed or implicit in the dominant culture already. There will be very few real innovations. 

There is another problem with such an approach. Whatever the “answer” is, it will typically not appeal to everyone or even be in everyone’s interest. As a result, a design will fail to gain the widest possible audience and may instigate a backlash among those whose needs are not being met or whose needs are actually being subverted. 

In a fairly homogeneous group, it is very likely that some vital aspects of the problem or situation will be overlooked. A solution will be derived based on limited data and then marketed based on limited appeal. This failure will be surprising to the homogeneous group because they are only looking at it from one perspective; viz., their own. 

Forces:

  • Diversity of background leads to diversity of experiences.
  • The expectations of any one person are primarily based on their own past experiences.
  • The behavior of any other person is largely based on that person’s past experiences. 
  • People in fairly homogeneous groups tend to focus on their similarities rather than their differences; in some cases, they may even denigrate or make fun of other groups. 
  • Fairly homogeneous groups who focus on their similarities will further reduce the space of possible ideas to ones that are shared by the entire group. In other words, the group will work within the constraints of the intersection of their experiences rather than the union of their experiences. 
  • Ideas and approaches that appeal to those in a fairly homogeneous group will engender a false sense of universality of the appeal. It is easy to believe that the idea will be liked by everyone as much as it is by this particular group.  
  • The same unconscious close-mindedness that prevents the fairly homogenous group from generating very innovative ideas will also make it very difficult to accurately diagnose the real source of the failure.  
  • People in a diverse group will provide that group with an initial set of ideas that is far larger than the set of ideas generated by a homogeneous group. 
  • Moreover, people in a diverse group, if they see diversity as a resource, will tend to more often work from the union of their ideas than limiting themselves only to the intersection of their ideas and experiences.   
  • Ideas can play off against each other and produce still other new ideas. Thus, the diverse group who views their diversity as a strength will start off with a larger pool of ideas; will produce still more “recombinant” new ideas; and will more likely allow a look at the large space formed by the union of ideas rather than being limited by the intersection. 
  • Moreover, people in a diverse group will not only be more likely to produce an innovative service, product, or solution; they will also be more able to see how to market the idea, or specialize it, or localize it to any population represented within the group.    

Solution: 

When facing any particularly challenging situation, try to construct a highly diverse group of people to face that challenge. Respect and learn from each other’s differences. Focus on your diversity as a resource to be capitalized on rather than a handicap to be overcome.

Examples: 

  1. Artists as diverse as Frank Lloyd Wright, Vincent Van Gogh, and The Beatles intentionally allowed themselves to be exposed to Asian versions of their art in order to enhance and extend their own styles.

2. High level chefs who specialize in a particular type of cuisine may also become conversant in other types of cuisine to expand the palette of tastes from which to select. 

3. In problem solving, it often happens that the representation a person uses can have a huge impact on how easy a problem is to solve. Similarly, different things are often better said in different languages.  Even when it comes to advances in an entire field, they often follow new ways of representing things. For example, understanding human speech began making much more progress once the sonogram (which shows time on the X-axis, frequency on the Y-axis and amplitude as darkness) came into use as a representation (rather than the earlier representation of a speech waveform with time on the X-axis and amplitude on the Y-axis). Modern medicine today relies on many kinds of “scans” – not just X-rays, though X-rays certainly allowed a big advance over guesswork. (Studies indicating the importance of representation: 1, 3, 4, 5, 6, 13, 18, 19, 20, 23, 24, 25, 26).  

Resulting Context:

Generally speaking, when diverse groups work together and view their diversity as a resource, the result is a better product, service, solution, or resolution. In addition, it typically happens as a kind of side-effect, that the roads to marketing in diverse markets are also opened up. Finally, everyone within the group learns from the others in the group. Inclusion and diversity have another very powerful positive impact. Everyone sees that what one does is the basis for reward rather than what one is or who they know. (Studies on the impact of diversity on team performance: 7, 12, 17, 42). 

This is a huge win for teams, groups, companies, and nations. If people feel that they will be rewarded based on what they do, then people are incentivized to do the best they can. If people feel that they are rewarded based on their age, race, sex, national origin etc. — that is, things over which they have no control, then no-one is motivated to do their best. Those in the out-group feel it is fairly pointless and those in the in-group feel it is unnecessary. 

Of course, there are many other factors besides diversity that impact creativity and innovation. The latter depend on leadership, organizational context, process, support, incentives, etc. In the short term, if people are under time pressure, some may perceive that they haven’t been as productive even if they have if there more ideas and more varied ideas are discussed. Arranging the context so that people are motivated to do well rather than do quickly will be critical to success.

Negotiate from Needs, not Positions

Prolog/Acknowledgement: 

So long as I can recall, I’ve seen negotiation as an arena for creativity, but most people don’t like to play that way so I was very happy to learn about the Harvard Negotiation Project. When I was Executive Director of the NYNEX AI lab, Beth Adelson developed a short course in negotiation based on the Harvard Negotiation Project. (That project later evolved into the Project on Negotiation).

I have been struggling with a recurrent issue in writing these Patterns. The issue nearly every time is separating the “Problem” from the “Context.” In the format that I’ve been trying to use consistently, the “Problem” comes first and then the context. But in attempting to tell a compelling story, I typically find myself needing to say at least something about the context early on in order for the reader (or at least my mental representation of the reader) to make sense of why the problem arises. I had thought that Christopher Alexander might finesse the issue because people are typically already familiar with towns, cities, buildings etc. and because he uses an evocative image to remind people of the context. It generally seems much more difficult to point unambiguously to a social situation with a picture. I returned to A Pattern Language in order to find out how CA and his team handled this issue. Well, it turns out, A Pattern Language does not make anything like these separate categories! Patterns typically begin with a lead-in which contextualizes the problem. I think the format I was trying to use might work for the Object-Oriented Programming Language community because, in a sense, programming solutions are typically themselves decontextualized. Having separate and well-defined sections also helps someone using a Pattern Language navigate to a specific point. However, it may damage the logical and compelling presentation of the idea to begin with. This provides something of a puzzle, but for now, I am going to try to follow the spirit of CA’s original Pattern Languages for a time and thought I will attempt to keep separate sections, I will put Context before Problem.

The following Pattern is especially relevant today because as of this writing, there seem to be an increasing number of “leaders” in the world who are presuming that negotiating by positions is the only way to go and every negotiation leads to winners and losers.

Abstract: 

Especially in highly competitive societies, it is common to view negotiation in terms of a zero sum game. In this view, a “good negotiator” is someone who gets more of what they want at the expense of the other person. Instead of assuming that everyone else is just like us in every way and therefore wants the same exact things as we do, one might explore a more open problem solving space by finding out what the other person actually wants and discovering what you really want. Put another way, each negotiator might put on the table what their actual needs are rather than simply their position about one or a few things. Often both (or all) sides can work together to creatively construct a solution that satisfies the needs of all parties. If parties to a negotiation view each issue as unidimensional, monotonic, and independent, it tends to induce a competitive frame of mind. If parties to a negotiation instead view issues together in multiple dimensions, it is often possible to induce a problem solving frame of mind and all parties end up better off in terms of meeting their real needs. In addition, negotiating in this way tends to increase mutual trust and cooperation over time.

Context: 

Complex problems can often only be solved by groups. Typically, really large scale groups are not homogeneous but have subgroups within them. This works at many levels of scale. For example, the world as a whole needs to solve the problems of climate change and pollution. Yet, it seems it would be efficient to implement some solutions on a country by country basis. But the countries will then tend to argue about how much is “their share” of the solution. Or, a nation needs to improve its solar energy research program. But some states will fight over where research money is invested. Others will argue all that money should go to oil and coal. There may be negotiation between son and father about how long to walk the dog. In every case of negotiation, there is both some sort of common goal and some difference of opinion about how to get there. In the case of Labor and Management, for instance, both want to avoid a strike. In the case of the countries, all the countries presumably want to have a livable planet for their descendants.

There is another habit of work common at least in my cultural context (American business) that plays into typical negotiations. When people of many industries organize meetings, a key part of that organization is the agenda – the linear list of topics to be addressed. When applied to negotiations, this is translated into a list of individual issues that need to be addressed. The implication is that they are to be addressed one by one. An important underlying assumption is if the best solution is found on every issue, then we will also find the best solution overall. This is not necessarily so, but it is a common default way of addressing issues: one by one.

My own cultural experience of contemporary America is that it is insanely competitive. Competition has its place. Personally, I love competition in sports and games. My first book is titled, The Winning Weekend Warrior. It deals with strategy, tactics, and the mental game as applied to all sports. It also points out that this competition only “works” because people agree on a framework of competition and stick to that framework. Sportsmanship is fundamental to good competition. But I call out my current society as insanely competitive because we now apply it to nearly every human activity. You can turn on TV and not only find competitions in basketball, soccer, and tennis (which make sense) but also for activities which have historically been cooperative, enjoyable fun such as singing, dancing, cooking, and even dating! It has come to apply particularly to politics. There is almost no cooperative attempt to identify and solve important national issues. It is all a question of ratings, polls, press coverage, donation dollars and votes. This competitive mindset is then reinforced when people negotiate according to positions. Not only are such negotiations unlikely to yield any creative solutions, they encourage viewing the “other” in the negotiations as “the enemy” or even something sub-human. While competitive athletics at least works within an agreement about rules and procedures, in politics, there seems no longer to be any agreement about what is appropriate.

Problem:

Especially in competitive societies, it’s easy to fall into the trap of viewing every negotiation as a contest with winners and losers. Labor, e.g.,  says they must have at least 20$/hour to prevent a strike and management says they can’t possibly afford more than 10$/hour to avoid bankruptcy. Of course, these are not necessarily true statements. Privately, labor may know that their membership would settle for 15$/hour. Privately, management might know that they could pay 30$/hour and not go bankrupt – but that would require cutting executive bonuses and dividends. So, here, in a nutshell is the situation. Two parties are both being dishonest and yet, they are relying on the other to solve a problem that requires trust.

Not only are the parties unlikely to end up even close to the “best” solution. Hard feelings and mistrust are likely to spill over into the work itself or any implementation of the solution. If either side feels “betrayed” they will be even more “hard-nosed” in the next negotiation. In some cases, the parties will no longer work together for their common good. Instead, there will be at various levels such effects as war between nations, secession and civil war, riots among citizens who feel unfairly disadvantages, or divorce between two people who fight to win – about what should be honest, mutual problem solving.

Forces:

  • Groups of groups must sometimes work together to achieve common goals.
  • Subgroups may disagree with each other about the best use of resources to achieve those common goals.
  • Honesty on every side and mutual trust is most effective and efficient in solving problems and implementing solutions.
  • When negotiating on the basis of positions, negotiation becomes viewed as a zero sum game.
  • In a zero sum game, it can work to your advantage to be dishonest.

* Negotiations that always treat every issue independently cannot always converge on the best solutions.

  • Zero sum games induce a highly competitive mindset.
  • Negotiating from real needs tends to induce a cooperative mindset.
  • Negotiating from real needs tends to increase trust.

* Higher levels of mutual trust lead to better outcomes and more pleasant experiences for all stakeholders.

Solution:

When it is necessary to negotiation among two or more sub-groups within a larger group, negotiate from actual needs not positions. Work together to discover the best solutions for the larger groups while minimizing undue pain for any one subgroup.

Examples: 

1. A quintessential example used in the Harvard Negotiation Project is the story of the two sisters. They spied a lemon in the kitchen and both went for it at the same time. Each said they wanted the lemon. Eventually, the grudgingly cut the lemon in two. In this way, it would seem that they had reached a “fair” solution in that each one had met the other half-way. It turned out, however, that one of the sisters actually wanted the lemon peel for a cake recipe while her sister wanted to drink the juice of the lemon. It turned out they could have each had 100% of what they wanted. Perhaps they could have even planted a lemon tree from the seeds as well.

2. Two countries are each trying to achieve more economic prosperity for its citizens. Some countries have relative advantages in the production of some goods and services over others; e.g., because of differences in natural resources, availability of necessary labor and expertise, cultural resonance with the required activity, or existing infrastructure. It makes much more sense for some countries to specialize in some rather than all goods and services. Over time, these differential advantages change. At one time, for instance, India and China, among others, had a huge advantage in terms of cheap labor but relatively less advantage in science and engineering expertise compared with, say, the United States. Labor costs in India and China are now higher (though still much less than in the US) while expertise in science and technology has skyrocketed. In any case, the US government has now decided to embark on a “trade war” with one of our most productive trading partners. In this case, the results will probably be bad for everyone except for a few very wealthy American executives who might make more money in the short term.

Instead, negotiators from China and the United States could get together and identify a number of issues that could be better solved by having the United States and China work together. As one example, as China becomes more proficient in science and engineering, they may find it increasingly in their interest to promote a more universal and more enforceable way to deal with intellectual property. As automation, robotics, and AI become more capable of replacing more jobs in both countries, they could work together on how to avoid massive unemployment. They could work together to define specific areas of scientific and engineering cooperation; e.g., how to provide clean water, how to slow and reverse climate change, how to ameliorate its effects, how to develop and share best practices in managing emergencies such as earthquakes or large fires. It’s infantile to imagine that there are a finite number of jobs available which must be apportioned between the US and China so that every job is either “given” to one party of the other.

3. Joe and Suzi are New Yorkers who are already sick of the hot, hazy, humid weather in early July and they decide it’s time for planning a vacation for late August. Joe wants to take a vacation to Orlando while his wife Suzi wants to go to Aspen. These are their initial positions. If each “insists” on getting their way, there are several options that seem “fair.” They could flip a coin. They could agree to alternate vacations between the two places and flip a coin to decide which one “wins” first. They could find a place half-way between. In this case, that might be Little Rock, Arkansas. They could arm wrestle over it. Of course, they might want their own vacation site so much that they agree to take separate vacations.  There are options available but they are limited. Joe has no idea why Suzi wants to go to Aspen and he may not even be fully aware of why he wants to go to Orlando. He just remembers having a good time there as a Columbia college student on winter break. Suzi, for her part, has no idea why Joe wants to go to Orlando and may not even be fully aware of why she wants to go to Aspen. She remembers going to a design conference there about 15 years ago and she had a really good time and loving seeing the mountains in the background.

If Joe and Suzi are willing to trust each other and jointly figure out what they both want from a vacation, the space of possibilities for meeting their needs expands tremendously. As it turns out, Joe loves to bake in the sun. He likes to swim in the ocean. He likes to look for pretty rocks and shells. He likes to run along the beach. He likes to watch women in bikinis walk by. In college, he got uproariously drunk, but he has no such desire now. Suzi, for her part, enjoyed the design conference, more than Aspen. It was fun to meet new people doing interesting design projects.  She did enjoy a bit of some cross-country skiing and the way it got her heart racing. She also recalls that the town itself had pretty flowers and buildings.

Once both parties become aware of their needs and wants rather than their positions, several things become clear to them as a team. First of all, when Joe went to Orlando as college student in the winter, he was getting away from the cold and lying on the beach in the sun seemed great. Now, it’s late August and hot. Orlando will only be hotter. Suzi will not be doing any cross-country skiing in Aspen in late August. More importantly, the Aspen Design conference is in the Spring. With more mutual planning and problem solving, they discover that San Diego has a design conference during their vacation time frame. They can drive into the mountains in an hour and there are plenty of beaches for Joe. Running along the beach, renting bikes, playing beach volleyball, or playing tennis could be pleasurable exercise. San Diego has plenty of flowers and nice looking houses. The climate is much more temperate than that of New York City. San Diego provides a much better “solution” to their needs than does Little Rock (which would be even more hot and humid than New York City in August and actually provide almost none of the desires for either Joe or Suzi). In their research about San Diego, they may discover things that they both want to do that they had not even thought about when their thinking was limited to trying to recreate something from their past. For instance, they may both want to visit the San Diego Zoo.

It might seem contrived to the reader that two adults might stick stubbornly to a preconceived “position” rather than attempt a mutual problem solving activity. In my experience, it isn’t the least bit contrived. As I mentioned earlier, this is precisely the kind of stance the American government seems determined to take toward negotiations.

4. To return to the Labor and Management example, this may seem to be one case where “positional” negotiation makes sense. After all, every penny management pays to workers means less pay for executives and stockholders. Even here, it is extremely likely that this is not really the case. A large company, for instance, will have much more leverage in providing affordable health care than will the individual workers. So, a dollar less in salary might mean $.50 goes to management and stockholders but another $.50 goes to health care that will actually save the employees $1.50 in healthcare costs.  While the employees say they want higher wages, what they really want might be worried about is paying their mortgage and sending their kids to college. Money is one way to help make that happen. But there could be other ways to help that might be much cheaper for the company. A large company, for instance, could put its considerable political pull behind cheaper government college loans, debt forgiveness or universal, government-sponsored 2 year degrees for everyone. Perhaps under certain conditions, they would co-sponsor housing loans. Another part of why workers might want more money is that, in our society, a person’s “worth” is erroneously equated with their financial worth. Workers might be willing to trade some dollars of salary for earned respect. In far too many companies, management may have very little or very limited perspective on how the work is actually done, instead relying on abstract and greatly over-simplified flow charts. Management issues orders to workers and workers are expected to follow those orders, however stupid they are in practice. Instead, workers and management together could identify and solve problems, agree on metrics of improvement, measure those improvements, engage in general profit-sharing and provide bonuses to workers who help identify and implement improvements.

Many studies also indicate that workers often produce more net in a 30 hour week than in a 60 hour week because the 60 hour week causes fatigue, burn-out, costly errors and accidents, work stoppages, and turnover. For some businesses and workers, four ten-hour days might improve the quality of life for workers at the same time that it reduced costs for the employers. The general point is this: No matter how “obvious” the unidimensional nature of a negotiation is, that obviousness is almost invariably an illusion.

Resulting Context:

Once people participate in joint problem solving to identify and agree upon ways to satisfy people’s needs rather than compromise on initial positions, they will be more likely to trust each other in future negotiations as well.  Furthermore, they will behave more cooperatively and civilly to each other between negotiations as well.

In nature, competition certainly exists. But so does cooperation. Even when competition is “life and death” it is almost never treated as monotonic. A hungry fox will eat a rabbit. That’s nice for the fox but not so nice for the rabbit. Or, the rabbit gets away which is not so great for the fox. But the foxes do not “decide” that their hunger is due to rabbits and they are now going to set out to destroy every last one of them so they’ll never be hungry again. Clearly, if the foxes “succeeded” they would be full for a while — and then they would all starve to death. Foxes seem smart enough to intuit this. With humans, the jury is still out.

Different people’s brains seem to me to be predisposed to pay attention to different kinds of stimulation. My musically inclined wife, for instance, is much more attuned to sounds of all types than I am. This makes it easier for her to identify music from just a few bars, but also makes her much more annoyed by stray sounds that I typically ignore. For example, when commercials come on the TV, she is very keen to “mute” the TV whereas I simply mute them in my mind (or at least I think I do). So, when she told me that I “had to” fix our doorbell right away, at first I had no idea what she was talking about.

“That beep!” she insisted. “Can’t you hear it? That doorbell is driving me crazy!”

After calling my attention to it, I also heard the beep. The doorbell was not something that we had installed. It came with our condo and up till now had been working just fine. Now, it appeared to be hell-bent on incessantly going “Beep! Beep!” Admittedly, it was annoying. Not so annoying as a failing smoke alarm. At least this was going off in the middle of the day whereas failing smoke alarms are not only much louder but scientifically designed to go off at around 3-4 am in the morning. I suppose on rare occasions, they do go off at other times, but I’ve never experienced that personally. Best of all, smoke alarms have directions printed right on the alarm in tiny white on white font. Seriously? You couldn’t afford to pay for .0001 cents of paint to make it legible? But enough of badly designed smoke alarms.

Let’s return to my wife’s request to fix our doorbell. I got out the toolbox and easily removed the screws over the housing. Inside were minor electronics connected with three wires to the house electricity. There did not seem to be a dying battery at fault. I had no idea, and could not decipher which wire would turn off the alarm. So, careful to touch only the insulated rubber guards on the wire snippers, I cut one of the wires. In response, I heard, “BEEP! BEEP!” Well, that didn’t do the trick. I cut another wire. “BEEP! BEEP!” Damn. Okay. I will have to cut the third wire. No battery. No electrical current from the house. Goodbye annoying beep. I cut the third wire. “BEEP! BEEP!”

What? Unlike my Dad, I was never trained as an electrical engineer, but I do know that a completely open circuit without power can’t keep “working.” At least not for long. A capacitor can hold a charge. In old time TV’s you had to be very careful. You couldn’t simply unplug the TV and start working on it right away. The large TV “picture tube” for instance, held a considerable charge until you grounded it against the chassis with a screwdriver. But there’s no way the doorbell could still be making noise.

Eventually, we discovered that there was nothing at all wrong with our doorbell. Well, to be more accurate, there had been nothing wrong until I cut every single wire. The noise source was something else entirely. Years earlier, we had attended a Dave Pelz golf academy focused on “the short game” and had been given a very cheap electronic metronome to help us learn a smooth rhythm on the putting stroke. We hadn’t ever used it for that purpose and had forgotten we even owned it.

But that’s what our lovely, lively cats are for! The cats had managed to turn on the metronome and then carefully and meticulously slide it down into the small slice of space between our piano sounding board and the wall that separated the kitchen from the dining room. Voila! A nice loud “BEEP! BEEP!” sound.

Looking back on the incident, I can’t quite reconstruct why we thought this was a doorbell. It didn’t actually sound like our doorbell. Well, nothing actually sounded like our doorbell because now it didn’t make any sound at all. I had cut all the wires that would enable it to work. But it didn’t even sound like our doorbell used to sound. Somehow, we had gotten sucked into a particular framing and formation of the problem. That specific way of approaching the problem led us down a “garden path” that not only had no possible chance of solving the real problem; it also had negative (and unnecessary) side-effects such as ruining our doorbell. Sadly, even two supposedly “well-educated” people found it all too easy to go down that “garden path.” This brings me to “Horizon University.”

Articles that claim to calculate the “best” University for you to attend have grown up like ragweed in the last few years. What irks me about such articles is not that they rank order university programs according to the average “Return on Investment” of graduates, but that they don’t even seem to acknowledge that this is only one of many criteria by which such programs could be ranked. They too, have gone down a very particular garden path when it comes to defining the “goodness” of education.

Instead of an undergraduate program that is essentially a high level trade school aimed exclusively at getting you the highest paying job, let’s imagine a University with a different focus.

Consider a University where students focus on seeing things in different time perspectives.

Maybe it doesn’t need to be an entire university; perhaps a department or a course. But somewhere along the line, it seems absolutely critical to me that people receive more training in taking a flexible view, a broad view, a long or short view, a loving view, a defensive view. In my experience, people often have one particular way of approaching a particular type of problem. In extreme cases, people approach every problem the same way. Sometimes that one way works extremely well. More often, it works pretty well. Sometimes, it is more of a hindrance than a help. And then, every once in awhile, it results in an unmitigated disaster. And, that’s true for everyone on the planet so long as you stick to one approach for every single problem.

At “Horizon University” you would not take a calculus class or a psychology class or a creative writing class. Why? Because it is all too tempting — indeed probably necessary in order to pass any such course — to use your knowledge of that particular course, using the methods of that particular course. You do not answer a calculus question with an insightful essay on the probable family dynamics of Pascal’s family; not if you want to pass.

In real life, a particular problem might require only calculus, or only creative writing or only psychology. More likely it will require some combination of these and many other skills. It will most likely be solved, not by you alone, but by you in combination with a team diverse in almost every dimension imaginable.

At Horizon University, people would be guided in every aspect of problem solving which includes the extremely important and seldom taught skills of problem finding and problem formulation. These are the hardest parts; they are the least taught parts; indeed, they are the least understood parts of the overall problem solving process.

Let’s take an example puzzle: “There are 435 people in the US House of Representatives. What is the probability that at least two Representatives share a birthday?” I have given this problem to a number of people. After a few moments thought, most smart 10 year olds can solve it. Adults have more trouble. Adults who have taken a college course in statistics however, typically have the most trouble of all. When such an adult hears this problem, they are immediately reminded of the so-called “Birthday Problem.” Counter-intuitively, it turns out that even a small group of 30 people is more likely to have at least one shared birthday than not. A ten year old is unlikely to have heard of this problem, so they think about the 435 people in the House of Representatives for awhile and come up with the correct answer. A statistics-trained adult however, is likely to say something along the following lines, repeated more or less verbatim from someone attending at a party organized by my office mate at the University of Michigan.

“Ahem! Well, this is the famous ‘Birthday Problem’ and, having just received my Ph.D. in statistics, it would be fairly trivial for me to answer this if only I had access to some logarithm tables. (This was long before hand-held internet access). I had happened to notice that my office mate had log tables so I escorted this guy to them and said, “There you go! Knock yourself out!” I went off to enjoy the party while he spent the next few hours muttering in a corner trying to make good on his boast. I checked up on him later, but he still insisted he had almost solved it.

His insistence that he knew enough to solve the problem and his persistence in tackling it with the same method over and over is one of the things that scares me about the coming ubiquity in “Artificial Intelligence” especially as it intersects with the “Internet of Things”, “Driverless Cars”, and “Intelligent Agents.” It isn’t so much that people won’t make perfect AI systems for a long time. It’s that people will make imperfect AI systems and insist that they are perfect. In other words, hubris is one of the human failings that can be greatly amplified by Artificial Intelligence.

We see this kind of hubris is all sorts of software systems; indeed, it isn’t even limited to software systems although the absurdly short development cycles of software tend to make it more evident there. For example, Microsoft’s Windows 7 had over 2000 bugs.

“Bug” is a general term, of course, and there are many varieties. One of the “minor” kinds of bugs are usability bugs. For instance, I recently signed up for an alumni site. They asked users like me to enter the name of the University of my advanced degree. Instead of allowing me to type in the University, however, I had to use a pull-down list. This alphabetical list had over 2000 entries. But where is “The University of Michigan” to be found in an alphabetical list? Looking at the names of other universities showed no consistency whatever. It might be under “T” for “The University of Michigan.” It might be under “U” for “University of Michigan” which might be abbreviated as “U” or “Univ.” and it might be listed under “M” for “Michigan.” It wasn’t under any of these. So far as I could tell, The University of Michigan, one of the top-ranked universities in America with a current enrollment over 44 thousand wasn’t listed at all. You could call the omission of this particular university a “bug” but the more fundamental bug is why they are using a pull-down list to have users select among thousands of items. No-one thought through the fact that new universities arise; they merge; they fold. In addition, there is no obvious single way for them to be listed. But all of these errors in design thinking pale in comparison to the one that prevents the user from simply typing in the name of their university. Not only have the designers and coders of this software omitted an important option; not only have they chosen an inefficient way to enter the data; beyond that, they are so cock-sure of themselves that they have not even provided an alternative input method.

You might argue that subsequent data analysis will be easier if everyone chooses from among a fixed and finite list than it would be if people could type in whatever they wanted. True, but if that’s really the argument, then you are saying that your time and convenience are more important than those of your users. That’s too gigantic an error to be labeled a “bug.” It’s much more fundamental.

If Horizon University does a good job, its graduates will likely produce fewer bugs, but more importantly, they will be willing to admit the possibility that their code is buggy. Of course, bad design is not limited to software. Shelves of every store abound with poorly packaged items encased in nearly impenetrable plastic. Many roads are equipped with road signs that cannot be read at night. Processes are designed without feedback on whether they work. The crucial point here is not that humans make mistakes; obviously, they do. The problem is thinking that because you’ve learned a particular method or way of thinking that method is also capable of solving all problems; that your way of thinking is the only way there is.

Let’s return to the poor guy who spent the entire party at the University of Michigan pouring over my office mate’s log tables. He was not so much unable to apply the methods he had learned; it is just that the methods he was attempting to apply were not applicable in this case. There are only 365 days in a year (or 366 if you count leap years). But there are 435 people in the House of Representatives. So, even if the first 366 people you looked at happened to have different birthdays, the 367th would have to match someone.

At Horizon University, students would be taught a variety of methods for each part of the problem solving process. These methods would not be taught in a series of lectures. Rather, from the beginning, students would begin working on individual and group projects of their own defining. They would have access to a variety of experts including many generalists on site as well as remote experts available at varying time scales. They would hear from and see in action a wide variety of ways of attacking each problem. They would learn to respect other ways of looking at problems, not just the one or few that they themselves chose to focus on.

Everything in life is not about solving problems however. It is also important to discover and learn about the things that give you the most joy. For some people all of those things will be closely related to problem solving. But for others, many or even all of those joy-inducing activities will not really be about problem solving. They may want to hone their skills in writing, painting, music, choreography, and so on. Perhaps they will earn enough money to get by without another job and maybe they won’t. A few will find a way to use those skills as part of a collaborative problem solving endeavor. Others may find teaching their skills to others is a good way to keep their own skills sharp for their creative work.

At Horizon University, various activities and architectural features would encourage people to communicate and interact with people across the entire variety of interests. In the short term, this would be beneficial to the individual because all their project work would require a broad range of talents. Of course, in the longer term, the benefit would be understanding the value of all kinds of knowledge and skill rather than just the one that they happened to choose to study.

The idea of project-based learning is not a new one. Indeed, it is far older and more ubiquitous than the invention of subject matter based courses or classes. In the USA, we often have historically tried to balance a public education that makes for “well-rounded citizens” with an education that helps ready people to “earn a living.” More recently, we seem to be focused only on the latter goal. In addition, we now seem to believe it is okay for people to go into great debt in order to secure an education. Putting resources into educating the next generation however, is not something meant to benefit only that next generation, but all generations to come.

Rest assured, it is not only Ph.D.’s in statistics that have challenges addressing problems in multiple ways. As Norton Juster in The Phantom Tollbooth suggests, many of us are prone to “jumping to conclusions.”

Precisely because we humans have such an exciting and completely new set of opportunities, challenges and dangers facing us now, it is more vital than ever to be flexible in our approach to problems. Under pressure, people are prone to fixate on the first approach even more than they usually are. How can we possibly believe this is a good time to cut back on public education? We need a citizenry who are not only knowledgeable but versed in a variety of ways to problem solve. It certainly won’t be enough to know what answers others have given to problems in the past. Why? Because they will be facing literally unheard of conditions. We need to let them at least jump to a different set of conclusions than the previous generation. Hopefully, they’ll do even better than that and not jump to conclusions at all. Rather they will work in cooperative groups to solve complex novel problems using the skills and confidence that were built at Horizons U.
