Collaboration Patterns: A Pattern Language for Creative Collaborations.

In response to a look at my on-going efforts to build a Pattern Language of ‘best practices’ in collaboration and teamwork, one of my readers suggested I take a look at the work of Takashi Iba at Keio University in Japan. I fondly recall visiting Keio University back in 1977 and giving a lecture on our work at IBM Research with John Carroll and Ashok Malhotra on the “Psychology of Design.” (See references below). In any case, I bought the book and read it and here I am recommending it to you. 

The approach taken in Collaboration Patterns: A Pattern Language for Creative Collaborations is somewhat different from the one I’ve been taking so far. The Patterns here are fairly elaborate and “wordier” while the ones in Collaboration Patterns are much shorter and more at a strategic level. They deal more with what one should do rather than how how to achieve the results. Another way to think about it is that some of the Patterns in this blog are more about mechanisms or processes to achieve many of the goals expressed in Collaboration Patterns. 

The Patterns in Collaboration Patterns are each only two pages (one of which are quotes and cartoons). You can read the book quickly and an entire group could come up to speed on using this book fairly rapidly. By contrast, understanding all the Patterns in this blog will take a longer time. Anyway, if you are in the middle of a project right now or about to start one and would like to improve your creative collaboration, I would suggest starting with Collaboration Patterns. It gives excellent suggestions for how to use the book in multiple ways. Hopefully by now, everyone sees that collaboration has always been vital for humanity to have many of the things that now exist to make life more beautiful, comfortable, and safe. I think that there is a place for these longer Patterns as well.

“Reality Check”

This is the second in a series of blogs that present Patterns in a Socio-technical Pattern Language of best practices for collaboration and coordination in complex societies. I intend to organize these in multiple ways (e.g., type of goal; where in a typical development process the pattern is most applicable; how large a collection of people the pattern is most applicable to, etc.).  I am entering them in this blog in an order that reflects current events. For example, there seems to be a movement to deny reality outright and insist everyone simply believe what the leaders promulgate. This, to me, is outright evil. But even when people are acting with the best of intentions, it is natural to take short cuts. Those short cuts can make life seem more efficient in the short run, but it can also lead to serious issues in the longer term.

Problem:

Context:

Many problems were partly responsible for the disaster at the Three Mile Island. One crucial problem, in particular, arose from the design of a feedback loop. A switch was supposed to close a valve. Beside the switch was a light that was supposed to show that the valve was closed. In fact, rather than having the light go on as the result of actual feedback from the valve closure itself, the signal light was merely a collateral circuit to the switch. All it actually showed was that the switch had moved position (Wickens, 1984). Under normal operation; that is, when the valve was operating properly, these two events were perfectly correlated. At a critical point in the meltdown, however, the valve was not operating properly. Yet, the human operator believed that the valve was closed even though it had failed to close in reality. His resulting actions, taken on the basis of the assumption that the valve was closed, exacerbated the subsequent problems. My colleague, Scott Robertson, has recently posted an analysis of the recent error that resulted in the nuclear missile scare in Hawaii. (See link).

In running an application program several years ago, I was given a feedback message that a file was posted. In fact, it wasn’t. The programming team of the application, rather than checking to see whether the file was actually posted, merely relied on the completion of an internal loop.

In advertising campaigns, it is difficult to measure the impact on sales. Instead, companies typically measure the “recall” and “recognition” rates of ads. This may often be correlated with sales changes, but in some cases, the ad may be very memorable but give the customer a very negative impression of the company and decrease the chances of actually selling a product.

Historically, monarchs and dictators (and even would-be dictators) often surrounded themselves only with people who gave them good reports and support no matter how their decisions impacted the reality of their realm. Eventually, the performance of such people tends to deteriorate severely because their behavior is shaped by this ersatz feedback rather than by reality.

During the “oil crisis” in the seventies, oil companies relied on mathematical models of continually increasing demand. Year after year, for seven years, they relied on these models to predict demand despite the fact that, for all seven years, demand actually went down. The results are purported to have cost them tens of billions of dollars (Van der Heijden, 1996).

In some cases, the known existence of ersatz measures directly contributes to the destruction of the utility of these very measures. For example, if management decides the “easy way” to measure programmer productivity is “Lines Of Code,” once programmers discover this, the code base may grow quickly in terms of that measure, but not in terms of actual functionality.

In America @2018, many people view money as the only legitimate value of interest for countries, companies, or individuals. Measures such as the GDP and the stock market index are taken as adequate and complete measures of the economic well-being of the society. There is a sense that, since we spend the most on weapons and health care, we must perforce be the “safest” and “healthiest” nation on the planet. This is clearly not the case. Similarly, ads talk about a person’s “net worth” when what they are really talking about is merely a person’s net financial worth. “Worth” is not the same as “financial worth.”

A large research organization that I am familiar with used to have a large number of administrative assistants who helped arrange meetings, send in expense reports, and answer telephones. At some point, most of these administrative assistants were laid off and the tasks were now done by the researchers themselves who were typically not nearly so efficient at them. The researchers took at least as long to do them as had the administrative assistants. Accountants looked favorably at all the “money they had saved” because they could easily see that the line item for administrative assistants was far less costly than it had been. Not visible, of course, was the fact that the much more highly paid researchers were now doing the same work that had been done before by the administrative assistants, but they were doing it less efficiently and at a far higher cost.

Forces: 

* Organizations are often hierarchically decomposed and bureaucratic. Therefore, it is often simplest to communicate with those close to us in the hierarchy and to build systems that rely for their model of reality only on things within the immediate control span of our small part of the organization.

* While more comfortable to limit system design and development to those things within one’s own team or department, it is often precisely the work necessary to capture more reality-based measures that will reveal additional challenges and opportunities in business process coherence.

*A more direct measure of reality is often more time-consuming, more costly, or more difficult than the measure of something more proximal that is often highly correlated with those aspects of reality of real interest.

*It is likely to be exactly at times of crisis and transition that the correlation be-tween proximal ersatz measures and their referent in reality will be destroyed.

*It is likely to be exactly under times of crisis and transition that people will tend to simplify their cognitive models of the world and, among other things, forget that the proximal measure is only ersatz.

Solution: 

Therefore:

Whenever feasible, feedback should ideally be based on reality checks, not solely on ersatz measures. When this is too costly (as opposed to merely inconvenient or uncomfortable), then at least design systems so that the correlation between proximal measures and their referent in reality is double-checked periodically.

Examples:

Rather than rely solely on a circle of politically minded advisors, Peter the Great disguised himself and checked out various situations in Russia in person.

As reported by Paula Underwood (who was the designated storyteller for her branch of the Iroquois), her ancestors at one point felled giant trees for long houses in the Pacific Northwest. Later, when the tribe lived in the “Great Plains”, there were no trees of that size. The tribe began to doubt the existence of trees as large as what their oral history portrayed. In order to check on this, one brave spent many years walking back to that area and seeing with his own eyes that there were indeed trees as tall as had been portrayed in the oral history and then returning to the tribe to report back.

Resulting Context:

Ideally, over time, people who actually double-check reality will come to better understand when and how these reality checks will be necessary. They may also invent methods of making a check-in closer to what is really of interest more convenient or cheaper.

Known Uses:

Richard Feynman, during the Manhattan project, noticed that the bureaucracy was worried about the possibility of accidentally stockpiling a critical mass of uranium. To prevent this, each section chief was required to insure that their section did not have a critical mass. To insure this, each section chief instructed each sub-section chief to insure that their subsection didn’t have a critical mass and so on, down to the smallest level of the bureaucracy. Upon hearing this plan, Feynman observed that neutrons probably didn’t much care whose subsection they reported to!

In another incident reported by Feynman, various bureaucrats were each trying to prove that they had better security than their peers. In order to prove this, they escalated the buying of bigger and thicker safes. The bigger and thicker the safe, the more bureaucrats felt that they had made their secrets secure. Feynman discovered that more than half of the super-safe safes had been left with the factory installed combinations of 50-50-50 and were therefore trivially easy to break into!

Love All. Hmm.

I don’t feel very loving toward people who are SHRUGS and pretending to be SHILLS, especially when they are using the trust we gave them as being public officials not to betray their country’s interest. Is there really a way to love all?

I think it is quite possible to love the totality of something without loving each and every part. A person might, for example, love their body but hate that big mole. They might really like their car but hate its squeaky rattle. They might love all of humanity yet hate so much of what one person does it is impossible to feel love for that part of it. At least I feel that way. I love the forest but hate deer flies, though it is a qualified hate. Once I’m back indoors, I don’t dwell on the fact that they’re still out there sucking blood from deer or hikers. There is a bit of humor and even admiration for the damned things. You would think it would be pretty easy for humans to outsmart them and yet…they are very hard to catch. The one trick I did develop was to wait till they landed on the back of my neck and then smack them quickly with my hand, stunning them. When they awoke, I would explain to them that if they didn’t immediately cease and desist, I would crush them. But they never responded so I crushed them anyway.

There are several aspects of love and one is understanding. They are not equivalent of course, but understanding seems good in any case. I can reach the point of trying to understand deer flies or SHRUGS. Beyond that, I cannot go.

Teddy Roosevelt is famously purported to have said, “Speak softly and carry a big stick.” Let’s examine this a little further in the context of contemporary international relations. The United States is, or at least was until recently, the “world’s only remaining superpower.” That’s what we told ourselves. We certainly spend the most of any country on the military. Our military strength is also built on having a well-educated populace, superior technology, excellent training, and, considering that the military has a “military culture,” it is fact-based. After operations, initiatives, mistakes, successes, the military conducts “after action reviews.” In other words, there are mechanisms in place, to realize that human beings make errors and the important things are to try to avoid them and then to learn from them. The military, like much of American culture, strives to be a meritocracy.

How on earth does it make sense to “shout loudly and carry a teeny stick.”? But at least some of the SHRUGS seem hell-bent on just such a course. There is certainly a lot of “shout loudly” but isn’t there a promise to spend more on the military? Yes, but — superior military depends on many things besides money. It depends on having superior technology. Having superior technology depends on, among other things, attracting the best minds from around the world to a country they find attractive and accepting. Executive orders already made many people feel less welcome. This was followed by a Congressional-sponsored Theft Bill which made it virtually impossible for anyone but the richest to attend graduate school.

Strike One. Notice, I did not say the most able, or creative, or hardest working. No, the richest. Well, apart from the mind-numbing unfairness and transparent self-interest, it is a death sentence to the USA having a long term lead in biotechnology, computer science including cryptography and cybersecurity, nanotechnology, and artificial intelligence. Breakthroughs in any one of these fields could render our nuclear arms useless or worse (e.g., our systems “think” they are launching to other targets when in fact they are all aimed at other cities in the US). That’s Strike One.

Strike Two. And in every other branchlet of the executive, the message has gone out loud and clear that promotions and possibly even firings will depend more on loyalty and less on merit. These government agencies will necessarily be less effective and as the general quality of the career public servants plummets, the few remaining effective people will become more and more frustrated and also leave making the race to the bottom of quality all the faster. These other branches of the executive include many that have a direct impact on the quality of the military.

Strike Three Believe it or not, it matters what people feel they are fighting for. If all of what America “stands for” is unbridled greed so that more and more of the world’s resources can be funneled without objection into the pockets of the world’s richest, the soldiers don’t really care to go the extra mile. Why should they?

So the combination of these three factors: damaging science, making government inefficient, and destroying morale will weaken the military in its effectiveness but increase the chances of a world-destroying mistake.

So, yeah, I can’t quite get there yet with the “Love All.”

Resolution: Create!

When most of us think of the word “Create” we tend to associate it with particular pursuits and professions; e.g., artist, writer, actor, scientist, engineer, photographer, choreographer or chef. However, every single human being — indeed, every living thing must be “creative.” To live is to create. It is not something relegated to particular human professions or past-times. In particular, when you and someone else disagree, instead of hunkering down into a straight-laced no-holds barred negotiation about who gets the biggest slice of a given pie, there is an alternative. That alternative is to dig into that natural creative streak that you have — and that the person you are disagreeing with has — and to create!

Let’s take a simple example. A good metaphor for life, as we know from Forrest Gump, is a box of chocolates. Let’s say there is only one box of chocolates. I want the chocolates. You want the chocolates. What to do? As you already know (but have not yet forgotten) if you are a kid, there are some simple standard ways to deal with such a situation.

You could use a game of luck or a game of skill to determine who gets the box of chocolates. We could split the box in two. If there are 64 chocolates, you get 32 and I get 32. Of course, since I am not a kid, but an adult who is “skilled” in zero-sum game negotiations, I might not settle for just 32. I’ll feel as though I’ve lost by only getting half. I’ll likely hire a lawyer. Which will tend to induce you to hire a lawyer as well. We may go to court and the judge will award 40 chocolates to me and only 24 to you. Victory for me! Of course, I will now have to pay my lawyer 20 chocolates so I only end up with 20 instead of 32, but I’m still better off that you! You have to pay your lawyer 20 chocolates and you end up with only 4! Loser! You won’t be very happy with this outcome so you may appeal to a higher court. In the end, I will be lucky to end up with ONE chocolate, but hey, if you have zero chocolates, I can still call myself a “winner.” Yeah. That’s the “adult” way. Remember those days when you were just a silly little kid and you would have ended up with a mere 32?

Instead of using our adult knowledge and intelligence to end up with less than a naive kid, we could use our adult knowledge and intelligence to end up with more. Here’s one simple way. Typically, all chocolates are not the same. I actually only like solid chocolates with nuts. I prefer dark chocolate, but milk chocolate with nuts is okay too. I don’t even really like the ones with caramel or creamy fillings. I would rather have all ten with nuts than five with nuts and 27 with fillings. If it turns out that you like the ones with fillings better than or equally to the nutty ones, we will both be better off by taking these preferences into account. Of course, it might turn out that both of us hate the creamy ones and love only the nut-filled chocolates. In this case, we have to find a way to split the nut ones and forget about the rest. Right?

Wrong! Of course not. Although it is really greed that makes you blind, in reality, the world does not begin and end with you, me, and a box of chocolates. We could find a third party who loves creamy chocolates; get them to pay us for those and go buy some chocolates with the money — the yummy crunchy chocolates with nuts that we both love. If we play our cards right, we could each end up with 32 nut-filled chocolates. We could each end up with even more if we find someone who really really loves the creamy ones.

Once you relinquish your greed-filtered view of the world, you will see that there is much more to the world than you, me, and chocolate. While it’s true that I really do love chocolate covered nuts, I am in the process of losing weight so even the chocolate covered ones that I love are a kind of double-edged sword. I might find some way to trade my share of the chocolates for something that I value even more. For instance, I might trade my presumptive half of the chocolates for ten apples since you have a surfeit of apples and don’t really like them. Or, since my tangerine tree is still going strong, I might take your half of the chocolates and give you ten seedless tangerines. These are actually, now that I think about it, even better than chocolates. Each seedless tangerine offers the pleasure of how it feels, how it smells, the activity of peeling it, the knowledge comes to mind that the white slightly bitter material between the fleshy segments is filled with rutin which is an important nutrient though the word is apparently not in the spell-checker. When you eat a tangerine, you get to break it into segments. This in itself is a satisfying process. If a friend happens by, you can have the pleasure of offering them a tangerine as well. If you happen to leave one of those tangerines in a sunny car for a few minutes, it will not be ruined. Nor will your car upholstery.

But wait. There’s more! The world as it is, plus the world of my imagination, plus the world of your imagination, plus the emergent world of our collective imagination extends beyond even a world of you, me, chocolates, apples, and tangerines. You might actually not like tangerines, but you could learn from me how to like them, provided you are open to it. It might turn out that the only reason you currently dislike tangerines is that you tried some very small seedy ones when you were a kid. You found them bothersome to peel and deseed with your clumsy five-year old fingers. Then, when you got your hands all sticky, you sticky-fied your mom’s fine tablecloth at the Holiday dinner. She yelled at you in front of the whole family and now you hate tangerines. It’s not your fault. It’s not your fault. It’s not your fault! Nor is it the fault of tangerines in general. Really. These tangerines in the here and now are not those tangerines at all. My tangerines are large, juicy, seedless, and easy to peel. Your fingers are likely far less clumsy than they were at five. Your mom is not here to yell at you for getting your fingers sticky. So, what you could learn from me about the joys of tangerines and the more general fact that you yourself are limiting your current pleasure in life based on a gross over-generalization of specific childhood experiences — that, my friend, is a lot more valuable than a box of chocolates.

I might similarly be currently disinclined to see the value in ten of your apples because I had a bad experience with apples once. Perhaps it was one of those apples that looks all fresh and shiny in the store but once home, one bite tells you this apple is yucky, granular and brown inside. Quite possibly it got frozen in transport or terribly bruised. If you like apples, you can teach me to like apples (again). You and I might even decide to chuck the whole box of chocolates, trading it for money to buy more fruit, or even sending it jointly as a gift to a family for whom a box of chocolates would be far more meaningful than it would be to either of us. The gift of good feelings that we would get by being generous to others could totally outweigh the pleasure of 32 chocolates.

We could take that box of 64 chocolates into the kitchen and so some joint experimenting in terms of a culinary challenge. It might work like this. We take turns choosing one chocolate either by the index (which any chocolatier who is not devil’s spawn will provide) or by appearance alone. Let’s say we flip and let me go first. I choose a chocolate and my challenge is to find something in the kitchen that will enhance the flavor or at least give it an interesting and different context. So, I pick a solid dark chocolate piece. I toast a piece of Dave’s Killer Bread and split it in two. I spread Laura Scudder’s crunchy peanut butter on each half. I melt the chocolate and spread that on top. Now, we taste the result. How does the chocolate add (or detract) from the overall concoction? Would more chocolate make it better? More peanut butter? Should I have added cinnamon? The fun of this and the knowledge we gained and the resulting bonds of friendship could easily be far more valuable than the chocolates themselves. Who knows? Maybe we could go into business with a line of chocolates not meant to be eaten alone but to be used as accoutrements to numerous side-dishes. Our explorations could lead to guidelines about which kind of chocolate goes best with which kind of other ingredients.

Alternatively, we could each take 32 random chocolates and make an advent calendar. Perhaps, each chocolate comes with a picture and story about one of the ingredients or an interesting story about it. When did people first make chocolate? Who? When did people first begin “refining” sugar? Who first boxed chocolate? Do you know the story of “Mother’s Day” by the way? What is the current thinking on the dietary impact of chocolate? Is it good for you? Bad for you? Both? We could turn a simple box of chocolate into a thoughtful and interesting gift of value far beyond the box of chocolates itself. Yeah, it would definitely be a lot of work to make this into a multi-dimensional gift. But it would also be a lot of fun. Who knows? We might even make a multi-million dollar business out of it.

There’s nothing particularly “special” about tangerines, apples, or chocolate in this regard. Anything of value can be made more valuable by the addition of other ingredients, contexts, knowledge, love, caring, gaming, and by changing your stance or attitude toward it. You can continue to negotiate like a little kid. That’s not horrible. At least you’ll get half a box of chocolate out of the deal (or a fair chance for the whole box). Or, you could negotiate like a “real winner” type A go-get-um up-and-coming ladder-climbing dynamo of flash and dazzle. You can then brag to your friends (if you have any) that you ended up with one chocolate while I ended up owing three chocolates. Yes, you could brag that you “won.” Congrats.

Your third alternative: approach every negotiation as an exercise in creativity and creation. Every party to a negotiation brings something to the table tangibly (or why are they there?). But beyond that, each party also brings their unique perspective, values, and life experiences. Working together, we could almost certainly create something of more value than what we are negotiating about. Despite my best efforts, you might just not like tangerines. But maybe you do like oranges. Why? I mean, why do you like oranges but not tangerines? We might discover something of great interest to tangerine growers or the advertisers for oranges. You might like creamy chocolates but you don’t like chocolates with nuts although you like both chocolates and nuts. Why? We might discover something of great interest to chocolatiers. Or, in the process of trying to discover why you don’t like chocolate covered nuts though you like both ingredients, we might discover something about what makes some people allergic to nuts or something about you. Every disagreement need not devolve into a zero-sum game unless you decide or believe that’s all there is. Instead, you could treat every disagreement as an opportunity to work together jointly and create value beyond what comes to the table.

As explained in “The Winning Weekend Warrior” sports are not zero sum games. If you take me on in tennis, one of us will “win” the match and one of us will “lose” the match. But the winning is but a small part of the overall value. I improve, hone, or broaden your skills and you do the same for mine (provided we are somewhat evenly matched). We are both exercising which means we are improving the body, mind, and spirit of each of us. True zero sum games are largely a fiction. More accurately, they are zero-sum only in terms of a very limited view of the context of your experience. Be creative! When there is an issue of disagreement, create!

Different people’s brains seem to me to be predisposed to pay attention to different kinds of stimulation. My musically inclined wife, for instance, is much more attuned to sounds of all types than I am. This makes it easier for her to identify music from just a few bars, but also makes her much more annoyed by stray sounds that I typically ignore. For example, when commercials come on the TV, she is very keen to “mute” the TV whereas I simply mute them in my mind (or at least I think I do). So, when she told me that I “had to” fix our doorbell right away, at first I had no idea what she was talking about.

“That beep!” she insisted. “Can’t you hear it? That doorbell is driving me crazy!”

After calling my attention to it, I also heard the beep. The doorbell was not something that we had installed. It came with our condo and up till now had been working just fine. Now, it appeared to be hell-bent on incessantly going “Beep! Beep!” Admittedly, it was annoying. Not so annoying as a failing smoke alarm. At least this was going off in the middle of the day whereas failing smoke alarms are not only much louder but scientifically designed to go off at around 3-4 am in the morning. I suppose on rare occasions, they do go off at other times, but I’ve never experienced that personally. Best of all, smoke alarms have directions printed right on the alarm in tiny white on white font. Seriously? You couldn’t afford to pay for .0001 cents of paint to make it legible? But enough of badly designed smoke alarms.

Let’s return to my wife’s request to fix our doorbell. I got out the toolbox and easily removed the screws over the housing. Inside were minor electronics connected with three wires to the house electricity. There did not seem to be a dying battery at fault. I had no idea, and could not decipher which wire would turn off the alarm. So, careful to touch only the insulated rubber guards on the wire snippers, I cut one of the wires. In response, I heard, “BEEP! BEEP!” Well, that didn’t do the trick. I cut another wire. “BEEP! BEEP!” Damn. Okay. I will have to cut the third wire. No battery. No electrical current from the house. Goodbye annoying beep. I cut the third wire. “BEEP! BEEP!”

What? Unlike my Dad, I was never trained as an electrical engineer, but I do know that a completely open circuit without power can’t keep “working.” At least not for long. A capacitor can hold a charge. In old time TV’s you had to be very careful. You couldn’t simply unplug the TV and start working on it right away. The large TV “picture tube” for instance, held a considerable charge until you grounded it against the chassis with a screwdriver. But there’s no way the doorbell could still be making noise.

Eventually, we discovered that there was nothing at all wrong with our doorbell. Well, to be more accurate, there had been nothing wrong until I cut every single wire. The noise source was something else entirely. Years earlier, we had attended a Dave Pelz golf academy focused on “the short game” and had been given a very cheap electronic metronome to help us learn a smooth rhythm on the putting stroke. We hadn’t ever used it for that purpose and had forgotten we even owned it.

But that’s what our lovely, lively cats are for! The cats had managed to turn on the metronome and then carefully and meticulously slide it down into the small slice of space between our piano sounding board and the wall that separated the kitchen from the dining room. Voila! A nice loud “BEEP! BEEP!” sound.

Looking back on the incident, I can’t quite reconstruct why we thought this was a doorbell. It didn’t actually sound like our doorbell. Well, nothing actually sounded like our doorbell because now it didn’t make any sound at all. I had cut all the wires that would enable it to work. But it didn’t even sound like our doorbell used to sound. Somehow, we had gotten sucked into a particular framing and formation of the problem. That specific way of approaching the problem led us down a “garden path” that not only had no possible chance of solving the real problem; it also had negative (and unnecessary) side-effects such as ruining our doorbell. Sadly, even two supposedly “well-educated” people found it all too easy to go down that “garden path.” This brings me to “Horizon University.”

Articles that claim to calculate the “best” University for you to attend have grown up like ragweed in the last few years. What irks me about such articles is not that they rank order university programs according to the average “Return on Investment” of graduates, but that they don’t even seem to acknowledge that this is only one of many criteria by which such programs could be ranked. They too, have gone down a very particular garden path when it comes to defining the “goodness” of education.

Instead of an undergraduate program that is essentially a high level trade school aimed exclusively at getting you the highest paying job, let’s imagine a University with a different focus.

Consider a University where students focus on seeing things in different time perspectives.

Maybe it doesn’t need to be an entire university; perhaps a department or a course. But somewhere along the line, it seems absolutely critical to me that people receive more training in taking a flexible view, a broad view, a long or short view, a loving view, a defensive view. In my experience, people often have one particular way of approaching a particular type of problem. In extreme cases, people approach every problem the same way. Sometimes that one way works extremely well. More often, it works pretty well. Sometimes, it is more of a hindrance than a help. And then, every once in awhile, it results in an unmitigated disaster. And, that’s true for everyone on the planet so long as you stick to one approach for every single problem.

At “Horizon University” you would not take a calculus class or a psychology class or a creative writing class. Why? Because it is all too tempting — indeed probably necessary in order to pass any such course — to use your knowledge of that particular course, using the methods of that particular course. You do not answer a calculus question with an insightful essay on the probable family dynamics of Pascal’s family; not if you want to pass.

In real life, a particular problem might require only calculus, or only creative writing or only psychology. More likely it will require some combination of these and many other skills. It will most likely be solved, not by you alone, but by you in combination with a team diverse in almost every dimension imaginable.

At Horizon University, people would be guided in every aspect of problem solving which includes the extremely important and seldom taught skills of problem finding and problem formulation. These are the hardest parts; they are the least taught parts; indeed, they are the least understood parts of the overall problem solving process.

Let’s take an example puzzle: “There are 435 people in the US House of Representatives. What is the probability that at least two Representatives share a birthday?” I have given this problem to a number of people. After a few moments thought, most smart 10 year olds can solve it. Adults have more trouble. Adults who have taken a college course in statistics however, typically have the most trouble of all. When such an adult hears this problem, they are immediately reminded of the so-called “Birthday Problem.” Counter-intuitively, it turns out that even a small group of 30 people is more likely to have at least one shared birthday than not. A ten year old is unlikely to have heard of this problem, so they think about the 435 people in the House of Representatives for awhile and come up with the correct answer. A statistics-trained adult however, is likely to say something along the following lines, repeated more or less verbatim from someone attending at a party organized by my office mate at the University of Michigan.

“Ahem! Well, this is the famous ‘Birthday Problem’ and, having just received my Ph.D. in statistics, it would be fairly trivial for me to answer this if only I had access to some logarithm tables. (This was long before hand-held internet access). I had happened to notice that my office mate had log tables so I escorted this guy to them and said, “There you go! Knock yourself out!” I went off to enjoy the party while he spent the next few hours muttering in a corner trying to make good on his boast. I checked up on him later, but he still insisted he had almost solved it.

His insistence that he knew enough to solve the problem and his persistence in tackling it with the same method over and over is one of the things that scares me about the coming ubiquity in “Artificial Intelligence” especially as it intersects with the “Internet of Things”, “Driverless Cars”, and “Intelligent Agents.” It isn’t so much that people won’t make perfect AI systems for a long time. It’s that people will make imperfect AI systems and insist that they are perfect. In other words, hubris is one of the human failings that can be greatly amplified by Artificial Intelligence.

We see this kind of hubris is all sorts of software systems; indeed, it isn’t even limited to software systems although the absurdly short development cycles of software tend to make it more evident there. For example, Microsoft’s Windows 7 had over 2000 bugs.

“Bug” is a general term, of course, and there are many varieties. One of the “minor” kinds of bugs are usability bugs. For instance, I recently signed up for an alumni site. They asked users like me to enter the name of the University of my advanced degree. Instead of allowing me to type in the University, however, I had to use a pull-down list. This alphabetical list had over 2000 entries. But where is “The University of Michigan” to be found in an alphabetical list? Looking at the names of other universities showed no consistency whatever. It might be under “T” for “The University of Michigan.” It might be under “U” for “University of Michigan” which might be abbreviated as “U” or “Univ.” and it might be listed under “M” for “Michigan.” It wasn’t under any of these. So far as I could tell, The University of Michigan, one of the top-ranked universities in America with a current enrollment over 44 thousand wasn’t listed at all. You could call the omission of this particular university a “bug” but the more fundamental bug is why they are using a pull-down list to have users select among thousands of items. No-one thought through the fact that new universities arise; they merge; they fold. In addition, there is no obvious single way for them to be listed. But all of these errors in design thinking pale in comparison to the one that prevents the user from simply typing in the name of their university. Not only have the designers and coders of this software omitted an important option; not only have they chosen an inefficient way to enter the data; beyond that, they are so cock-sure of themselves that they have not even provided an alternative input method.

You might argue that subsequent data analysis will be easier if everyone chooses from among a fixed and finite list than it would be if people could type in whatever they wanted. True, but if that’s really the argument, then you are saying that your time and convenience are more important than those of your users. That’s too gigantic an error to be labeled a “bug.” It’s much more fundamental.

If Horizon University does a good job, its graduates will likely produce fewer bugs, but more importantly, they will be willing to admit the possibility that their code is buggy. Of course, bad design is not limited to software. Shelves of every store abound with poorly packaged items encased in nearly impenetrable plastic. Many roads are equipped with road signs that cannot be read at night. Processes are designed without feedback on whether they work. The crucial point here is not that humans make mistakes; obviously, they do. The problem is thinking that because you’ve learned a particular method or way of thinking that method is also capable of solving all problems; that your way of thinking is the only way there is.

Let’s return to the poor guy who spent the entire party at the University of Michigan pouring over my office mate’s log tables. He was not so much unable to apply the methods he had learned; it is just that the methods he was attempting to apply were not applicable in this case. There are only 365 days in a year (or 366 if you count leap years). But there are 435 people in the House of Representatives. So, even if the first 366 people you looked at happened to have different birthdays, the 367th would have to match someone.

At Horizon University, students would be taught a variety of methods for each part of the problem solving process. These methods would not be taught in a series of lectures. Rather, from the beginning, students would begin working on individual and group projects of their own defining. They would have access to a variety of experts including many generalists on site as well as remote experts available at varying time scales. They would hear from and see in action a wide variety of ways of attacking each problem. They would learn to respect other ways of looking at problems, not just the one or few that they themselves chose to focus on.

Everything in life is not about solving problems however. It is also important to discover and learn about the things that give you the most joy. For some people all of those things will be closely related to problem solving. But for others, many or even all of those joy-inducing activities will not really be about problem solving. They may want to hone their skills in writing, painting, music, choreography, and so on. Perhaps they will earn enough money to get by without another job and maybe they won’t. A few will find a way to use those skills as part of a collaborative problem solving endeavor. Others may find teaching their skills to others is a good way to keep their own skills sharp for their creative work.

At Horizon University, various activities and architectural features would encourage people to communicate and interact with people across the entire variety of interests. In the short term, this would be beneficial to the individual because all their project work would require a broad range of talents. Of course, in the longer term, the benefit would be understanding the value of all kinds of knowledge and skill rather than just the one that they happened to choose to study.

The idea of project-based learning is not a new one. Indeed, it is far older and more ubiquitous than the invention of subject matter based courses or classes. In the USA, we often have historically tried to balance a public education that makes for “well-rounded citizens” with an education that helps ready people to “earn a living.” More recently, we seem to be focused only on the latter goal. In addition, we now seem to believe it is okay for people to go into great debt in order to secure an education. Putting resources into educating the next generation however, is not something meant to benefit only that next generation, but all generations to come.

Rest assured, it is not only Ph.D.’s in statistics that have challenges addressing problems in multiple ways. As Norton Juster in The Phantom Tollbooth suggests, many of us are prone to “jumping to conclusions.”

Precisely because we humans have such an exciting and completely new set of opportunities, challenges and dangers facing us now, it is more vital than ever to be flexible in our approach to problems. Under pressure, people are prone to fixate on the first approach even more than they usually are. How can we possibly believe this is a good time to cut back on public education? We need a citizenry who are not only knowledgeable but versed in a variety of ways to problem solve. It certainly won’t be enough to know what answers others have given to problems in the past. Why? Because they will be facing literally unheard of conditions. We need to let them at least jump to a different set of conclusions than the previous generation. Hopefully, they’ll do even better than that and not jump to conclusions at all. Rather they will work in cooperative groups to solve complex novel problems using the skills and confidence that were built at Horizons U.

Perhaps, like me, you recall “Smokey the Bear” from your childhood along with his famous slogan, “Only you can prevent forest fires.” In English, we seem to have stuck with the completely unmarked and ambiguous second person pronoun. “You” could refer to one single individual or to two people or to everyone on the planet! And, at least in English, the verb form doesn’t help you much either. Of course, verb forms don’t typically help much in English in any case, but you would think, since the pronoun is ambiguous, there would be some other clue in the syntax, but there isn’t. “I can, you can, he/she/it can; we can, you can, they can.” Brilliant. Although many verbs do mark for singular third person with an “s” for the verb which, come to think of it, also makes little sense. If anything, “s” on an English verb should mark for plural. Whatever. I am not bringing this up to criticize English syntax to start a revolution in order to make it more consistent and logical. I learned my lesson from George Bernard Shaw who left his fortune to at least make English spelling phonetic. He sponsored a contest resulting in a beautiful “Shavian alphabet” but his will was contested. He died in 1950 and now, 67 years later, English is just as difficult to spell as ever. Sigh.

So, no, I am not going to try to convince you to start saying, “you can” for singular you and “you cans” for the plural. In the South, some feel that “y’all” or “you-all” marks for plural but that is not a universally held belief. In any case, when I first heard, “Only you can prevent forest fires” I thought Smokey the Bear was talking about me personally. This was no doubt reinforced by the posters which clearly showed Smokey pointing his “fingers” at me. He wasn’t gesturing to a crowd. He was pointing at me. I had already seen the Disney movie Bambi which graphically portrays the flaming horror of a forest fire so I really did want to prevent them. But how? Smokey went on to offer some helpful rules such as not dropping my cigarettes carelessly on the ground and putting out my campfires completely. I was only about five so I didn’t have much of a nicotine habit. And, several more years would pass before I went to YMCA camp or Boy Scout camp. At five, I didn’t really have much chance to make sure my campfires were out because I didn’t have any campfires. My parents didn’t let me play with matches. Yet, forest fires persisted. Smokey must have been leaving out some crucial steps as to how I was supposed to prevent forest fires.

I generally tried to work out such puzzles for myself, but eventually I gave up and asked my grandpa how I could prevent forest fires. He patiently explained that Smokey was talking about people in general, not just me in particular. I don’t think I totally “bought” this explanation, but it did assuage my guilt somewhat. “People in general” is an odd concept anyway. It was weird for a five year old, but it remains weird to this day. People are very diverse in their abilities, motives, goals, backgrounds — so how can you possibly make sure “people in general” do anything at all? It wasn’t till many years later that I learned that some people set fires intentionally while a larger number are criminally careless.

Of course, it isn’t just forest fires that need to be prevented. Parents caution kids in a thousand ways and perhaps 900 of those are actually valid concerns. “Don’t run with scissors!” “Look both ways before crossing!” “Don’t stick anything in your nose!” “Don’t stick anything in your ears!” You may have heard the expression, “It takes all kinds.” It basically means that our world needs different kinds of people in it. I agree! But I must confess, I had no understanding of why my parents would say to me, “Don’t stick anything up your nose!” “Don’t stick anything in your ear!” What!? By this time in my life, I had experienced things stuck in my nose and ears (to name two places doctors like to jam things into you). Every doctor’s visit required that Dr. Miller jam some ice cold metal thing up my nose and when that was done, into my ears! I hated it! But apparently, some kids loved that so much that they wanted to recreate the experience. A few times, playing, hiking or just hanging out a bug flew into my eyes, nose, or ears. I hated that. True, they weren’t ice cold but they moved and buzzed making it even more terrifying. So, now my parents caution me not to stick something up my nose? Of course, once the idea is planted….No, I did not partake.  Once they cautioned me, of course, I did consider it for the first time. But I couldn’t get over the horror. I actually seriously considered two possibilities as to why they would give such advice. 1. They were insane. 2. They knew something I didn’t. Hidden just beyond my view loomed an alternate universe in which things behaved quite differently. And, apparently, a person — even a five year old person like me — could accidentally slip into this alternative universe. In this alternative “up is down” “left is right” universe, it actually would be totally cool to stuff a crayon up your nose and not be able to breathe out of one side of your nose like you had the worst most disgusting bugger ever invented stuck and you could not sneeze it out. And, then, you would have a horde of grown ups hovering around you in a panic like you were going to die, and very soon, unless extreme measures were taken. So, off you went to the “Emergency Room” and some sleep-deprived intern whose mind swam with images of the cute nurse in pediatrics, stuck some cold instrument up your nose and spread your nose tissue like it was going to explode. Whether she needed to do that or enjoyed the movie about the nurse in pediatrics so much, she wasn’t paying attention, I don’t know. But either way, horrible is horrible. So, yeah, I considered it. And I considered it stupid to stick a crayon up my nose.

However, a few years later, I learned that there really were kids who stuck crayons up their nose. What!? This meant that my parents weren’t insane after all. Instead, there really hovered some alternative universe in which it made perfect sense to stick a crayon up your nose. Yeah, sure. Good times. But it isn’t a universe I particularly want to slip into. At least not ahead of schedule. I figure, if I’m lucky enough to live long enough, I may end up with quite a few tubes stuck in me various places. I might not, but I might. In that case, I guess I will have to change my attitude. I wonder whether kids who did stick crayons up their noses have an easier time with this?  In any case, please remember: “Don’t stick crayons up your nose.”

Well, okay, I can think of a scenario where it would make sense to stick crayons up your nose. Let’s say that you’re James Bond and have been issued a very special crayon; when snuffed up your nose, it provides an instant antidote to the poison you are about to release by clicking your heels together three times. BANG. Fog. Your assailants all crumble to the ground. You remove their weapons, tie them together, and waltz back to the hotel to order a double martini, two olives, shaken not stirred. Under those circumstances, I probably would do the nasty.

Sadly, a much more common set of circumstances also exist. In my real life, I had the luck to be born into a loving family. From birth on, like most kids, I was surrounded by love. And, although I wasn’t always the center of attention, as I secretly knew I should be, I had plenty of attention. My parents had their times they didn’t want me to butt in but I also had plenty of time that I wanted to be alone or with my own friends. Live and let live. But what if, instead, I had been unlucky enough to be born into a family that provided very little if any love or attention? Under those circumstances, I might have been desperate enough to try putting a crayon up my nose or even playing with fire.

Just as I never felt compelled to stick crayons up my nose, I never understood kids who enjoyed “playing with fire.” I personally don’t like getting burned, not even a little bit. I recall accidentally touching my thumb to a hot soldering iron my dad was using. Oh, my god that hurt! I didn’t want to admit to anyone that I had burned myself. How I discovered this, I have no idea, but I discovered that if I lay down on the living room rug and vigorously rubbed the burned part back and forth on the rug, the pain went away. But when I stopped, the pain returned even worse than before. So, naturally, I did the only sensible thing a six year old would do. I resumed rubbing the burn on the rug. Ah. Relief. Of course, from today’s perspective, rubbing the burned part screams of stupidity. At the time though, I eventually confessed when my parents asked me why I kept making persistent thumb love to the rug. Whatever they did to treat the pain, I can tell you it wasn’t as effective in the short term as rubbing it on the rug. But they were adults. They were interested in what is best in the long run. And, I just bring that up because it seems somewhere along the line, we seem to have forgotten that.

In the universe where I grew up, the adults had responsibilities. Top most among all those responsibilities was to provide for future generations. At least most parents are overjoyed when their kids are born. It doesn’t seem too much of a stretch of the imagination to realize that your kids will also be overjoyed when they have kids and so on down the line. If adults are collectively unable to put off their own pleasures for the good of future generations, this particular branch of the tree of life is about to be pruned.

The idea that we adults should squeeze every ounce of earth’s resources and leave future generations far worse off in terms of the beauty of the earth, the healthfulness of the air, water, and food supply — no way! That’s what little kids might do. And, lying about it to avoid any consequences? That’s what you expect a little kid to do. Not an adult. Only a child would play with fire. It might burn far far beyond any original intention. You know, Smokey was right:

“Only you can prevent forest fires!”

This is a kind of print medium, backed-up electronically. So, it will still be here in a few minutes, hours, and days. Here’s my suggestion. Read through once while your inner “Yeah-but”-ite chorus is otherwise occupied. You know the “Yeah-but”-ites. We all do. “Yeah but, You can’t possibly afford that.”  “Yeah but, you aren’t smart enough to do that.” “Yeah but, no-one would be that kind.” “Yeah but, yeah but, yeah but.” Give the Yeah-but chorus a TV show to watch, knock em out with whiskey — whatever it takes. Read the following once and see where the train of thought takes you. I have been thinking about this in terms of “America” because that’s where I happen to have been born and where I live now. But I suspect you can read what is below and substitute the name of your own country wherever it says “America.” If you do that, can you see these suppositions as equally applicable to your own?

You can always go back and rip my suppositions to shreds when you go through it a second time. In fact, knock yourself out. Read it fifty times and find fifty things wrong every time. First, read it once though, without doing that. Just flow along with the story. I realize it’s a story. I’m not trying to steal your pocketbook or convince you of tax reform or against it or any of that. It’s simply a “what-if” train of thought. I don’t know exactly where it will lead and neither will you, although the “Yeah-but”-ite chorus would insist after line one, that they knew exactly what I am going to say and why it would never work. By the way, if you do go back and read it a second time and find some better alternative, unstated assumption, another line of speculation, etc., I really would like to know. Anyway, here goes…

What if…

The vast majority of Americans actually wanted pretty much the same things for the country?

What if…

The vast majority of Americans wanted the basics for everyone and a few luxuries and a better life for their kids?

What if…

There actually is enough wealth for everyone to have the basics and a few luxuries and build a better life for their kids?

What if…

That were true regardless of political party, religion, region of the country, education level, gender, race, generation, or occupation?

Agreements and Cooperation actually occur across every boundary in this country far far more often than acts of crime, or even nastiness?

What if…

Acts of crime or violence or scandal are reported far, far more often than the much more numerous cooperative actions?

What if…

Media have discovered that they make a lot more money if they report on sensational rather than inspirational or informational content.

What if…

The politicians, in order to gather our contributions, tend to exaggerate the negative attributes of their opponents and minimize their own while meanwhile exaggerating their own positive qualities and down-playing those of their opponents.

What if…

There were a vast number of improvements that could be made that everyone would agree on?

We forced politicians to do what was best for their constituents rather than what was best for their wealthiest donors (when those are in conflict — they are not always in conflict)?

We took it upon ourselves every day to give each other the benefit of the doubt?

The next time we are stuck in bumper to bumper traffic, instead of weaving frantically in and out to “save” a few seconds, we kept up as smooth and steady a pace as possible while minimizing lane changes, accelerations, and breaking?

What if…

When we disagree about ends or means, we first recount what we have in common and how we want to deal with disagreements rather than rushing to resolve things once and for all immediately.

What if…

We thought that life itself was a pretty cool gift to be enjoyed and that many human activities such as gardening, dancing, reading, making love, making music, teaching, participating in sports, walking, eating — that they are all pleasurable in and of themselves and not means to some other end like making more money?

What if…

It were possible for people to get together in neighborhoods, cities, states, nations, and world-wide to find, formulate, and solve problems even without governments?

What if…

We saw every human being to be an individual with their own desires, talents, ideas, issues, that to them were just as important as our own are to us?

What if…

The successes, failures, short-comings and talents of each individual were partly based on luck and individual effort, but were also largely based on the actions of their parents, grandparents, neighbors, great-grandparents, uncles, aunts, strangers, teachers, doctors, Founding Fathers, explorers, scientists, artists, writers, bakers, truck drivers, fire fighters, police officers, farmers…?

What if…

A major way to reduce abortions would be to educate women better and to give them economic opportunity, and if they did get pregnant without wanting to, they had a much wider variety of choices than: 1. carry to term and give them up for adoption and never see them again or 2. carry to term and then struggle to make ends meat while trying to take care of a a kid on their own or 3. abortion?

What if…

Everyone promised to take care of every child born and make sure any mother who wanted to had the economic, social, and educational resources to give that child an opportunity for a full happy life with the mother being as involved as she wanted to be?

What if…

People viewed jury duty as a civic responsibility rather than something idiotic to be avoided so they can concentrate on more important things?

What if…

People cared as much for the looks of their neighborhood and yard as much as they cared for the appearance of their clothes and hair?

What if…

Every American realized that people from other countries had just as much pride and hope for their own country as we do for ours?

What if…

People who made millions of dollars despite not producing any tangible work product or useful service were not viewed as some higher form of life, but as a kind of parasite on society?

What if…

In other words, actually providing direct value by building, discovering, cooking, growing, teaching, for instance, were viewed as much more valuable than redistributing money that was created by primary work.

What if…

We all realized that we are someplace we’ve never been before and no-one knows for sure what the path forward is, but that whatever the correct path is, it cannot be based on mutual fear and hate but must be based on love and trust?

We used our choices of media to watch and products to buy, not just on how much momentary pleasure they gave us, but also on how they were impacting the world and its people?

Pies on Offer: Rhubarb & Mincemeat

So, here we all are, somewhere on earth, each of us is unique; a product of our evolutionary, cultural, and personal histories. I am convinced that the vast majority of us are trying to do their best regardless of country, party, religion, race, or background. And, before launching into a discussion of anything else, it is worth at least a few moments of reflection on the fact that we have changed our world tremendously even in the space of my personal lifetime. I was born in 1945, the year the atomic bomb first devastated human lives. Since Hiroshima and Nagasaki, seventy two more years have passed and we have not had an atomic war. Of course, there is no guarantee that we won’t ever have one but we have survived decades when we might have wreaked this kind of heartless havoc on each other. And, we haven’t.

Another thing that impresses me is that we regularly communicate and cooperate with people across the world. Countries share ideas, products, services, and people. True enough, war persists. Yet, generally, people today enjoy the lowest death rate by violence at any time in our history. (Of course, if you or a loved one is a casualty, there is little comfort in knowing that “in general” people aren’t killed as much by violence as they used to be). But the general decrease is fairly remarkable when you consider a few vital accompanying changes. First, we have far deadlier weapons than ever before. Don’t get me wrong, if you smash someone’s skull with a large rock they are every bit as “dead” as if you drop a bomb on them or poison them. But, today we can kill a great many people at a very great distance. And whereas the strongest and healthiest and best-trained knights may have had a much better chance of survival than weaker or less able cousins, today it does not matter how well-trained you are or how much you can bench press. You will not survive in close proximity to an all-out attack whether by atomic weapons, chemical weapons, or biological ones. Second, we have far more people on earth than we ever have before. More people have been born since I was born than were born from the beginning of history until my birth. We evolved to be hunter-gatherers. We lived in small tribes. Now, we have 7 billion people on this planet.

Imagine that there is only one large pie and four people all must satiate their appetites from that one pie. They might discuss things a bit. Maybe one person would claim to be famished while another does not really care that much for pie but would like to taste it. I would not foresee much trouble with four people. Would you?

Now, imagine that instead of four people, you had four hundred people and they only had one pie to stem their hunger. Wouldn’t you expect a much louder level of argument if not actual fighting to break out? Now, imagine that instead of four hundred people, there were 40,000 people and the only thing to eat was that one pie? Of course, there is a good chance for violence. However, it might also be possible that they would realize one pie split 40,000 ways is not much improvement over nothing. Why fight? It might be better to do a lottery and have the winner lay claim to the whole pie. If they liked, they could share with their friends and family. This may not be great, but it is probably still better than having everyone fight for the pie. Or, people might decide that they will have a contest based on what they value most. If they value physical strength more than any other human attribute, they might have a shot put contest or a wrestling match. The winner of the contest would get the whole pie and would be free to wolf it down themselves or share as they see fit.

Suppose that everyone agreed to a wrestling contest and as the semi-finalists entered the ring, many were shocked at the discrepancy between their apparent physical abilities. Odysseus, let’s call him, sported legs like tree trunks, arms thick with banded muscles. Despite his giant proportions, he walked like a lion displaying a quick, easy grace. By contrast, Cassius, say, appears a bit on the thin side. His gait impresses the crowd as someone who might stumble or fall frequently. How can they both be one match away from champion?

Here’s how. Cassius isn’t using his strength at all. He’s using poison. As in ancient Greece, contestants wear gloves and Cassius, for each of his previous matches, has put a nearly undetectable ointment on the outside of his gloves. He touches his opponent, and they begin to get weary; they nearly fall asleep. But before they are so clearly drugged that foul play would be obvious, Cassius headlocks his disabled and wobbly opponent. The crowd mainly attributes his success to having, despite appearances, a terrifically effective headlock. Why do they do this? They are prone to give Cassius the benefit of the doubt. They do not assume or presume that when someone is successful despite a rather obvious lack of relevant talent, that every one of his previous matches was due to nastiness and breaking the rules.

Now at last, it has become clear. Cassius has succeeded only by some foul means even though the precise nature of that means is not yet clear. The crowd grows restless. Cassius was supposed to embody what the crowd agreed was the most important, best defining characteristic of their hero: physical strength. Instead, Cassius does embody a trait — treachery — a willingness to say one thing and do another; a willingness to break any and all rules in order to win the entire pie for himself to then further dole out as he wishes.

It would be wrong to say that treachery is never a good trait and it would be equally incorrect to say that immense physical strength is always a good thing. For example, what if you appear to agree to be a spy for space aliens but meanwhile tipped off the humans and thus saved humanity from certain annihilation? It seems to me that an ability to be that “treacherous” would be good. On the other side, imagine  two people get extremely frustrated trying to level a door. The weaker one pounds the side of his fist on the door twice to vent their frustration then goes back to leveling the door. The stronger one, however, whams the door with his fist hard enough to break the door and embed his hand into the splintered wood. He becomes trapped there and bleeds out through his shredded brachial artery.

However…

It needs to be noted that everyone agreed that the they wanted their hero to be the one with the most physical strength, not the one most willing and able to be treacherous. Odysseus played the agreed upon game and stood poised to win. Cassius on the other hand, did not argue with the crowd and try to convince them that treachery trumped strength and therefore they should have a treachery contest. No. Cassius pretended to agree to play the game of “who is stronger than whom” but what he really played was the treachery game all along. In a way, this is not all that surprising because that is the game he is best at. Cassius isn’t so deluded as to think that he is better at actual wrestling than Odysseus.

The thing that I find surprising about this scenario is that people didn’t catch on much sooner that Cassius was not winning his matches through ability but through treachery. As I said, I believe one reason for this is simply that most people are willing to give others the benefit of the doubt. Second, while many might have admired Odysseus, others may have been secretly resentful. They realized that they could never be as agile, as strong, as skilled as Odysseus. On the other hand, when they looked at Cassius, they might think, “Hey. Here’s a regular guy like me. If he can win the pie, it’ll be almost as good as if I get the pie! Anyway, he promised to distribute ten of these pies to everyone if he wins, so maybe, just maybe, I won’t think about other possible ways he could have ousted bigger, stronger, faster opponents.” Of course, once more and more people come to recognize the fundamental treachery of Cassius, the ones who knew the longest become more and more vested not to admit that they knew all along. They keep on cheering for Cassius: “Look at those biceps! No wonder he beat all those others! Killer headlock! Go Cassius!” Others in the crowd look at the biceps of Cassius and what they see is pretty damned ordinary arms; if anything, a bit on the puny side. There is nothing to their eyes, that trumpets: “Look out! Killer headlock!”

So, here we find a divided crowd. Those people who believe ability is most important believe basically this: “This is insane. Has the rest of the crowd gone blind? How can they speak of the ability of Cassius as being the cause of his success. It’s poison and we will prove it. And people guilty of treachery will be punished.”

The Cassiusists, on the other hand, believe: “…that treachery wins the day and, in fact, that it is a kind of wily intelligence. The human race didn’t get where it is because of strength. We aren’t anywhere near the strongest. But we may well be the wiliest. We set traps for other animals. We learn their habits and hunt them down. We bait hooks for fish. We domesticate other animals for our purpose. All of it hinges on a kind of treachery. As they say, hunting is the only sporting event where only one side knows it’s playing. Anyway, there’s always been treachery in politics, hasn’t there? It’s smart to win any way you can.”

Yes, I agree it is smart to win any way you can. Under the following two conditions: 

  1. What counts as “you” winning is only what happens to the protoplasm inside your skin. This attitude is off by orders of magnitude. As discussed in an earlier blog post, most of you is outside the boundaries of your own skin. Most of what is in the interest of Cassius is not within the boundaries of his own skin but in everyone else in the entire crowd and therefore how his actions impact them, is on the whole, hugely more important than the impact on himself, even from the standpoint of self-interest. 
  2. One note does not make a symphony. The pie splitting contests are not a one-time deal. People play over and over and over again. If you use treachery, you encourage treachery in others. Yes, if everyone else is trusting, you will gain a lot in the very short term. But in the long term, you will be punished right back. And your descendants will live in world that much more ruled by treachery than ability. It’s actually a long-term lose for everyone, including those who are “best” at treachery and that is true regardless of whether you are “found out.”

Meanwhile, of course, what is even more important is what is not happening to the extent it could while people argue about how the pie should be split and who should get to decide. Diseases are not being cured to the extent and rapidity to which they could. People are not getting the education to the extent they could. Better international cooperation and mutual respect is not being accomplished. Better roads are not being built. Crumbling bridges are not being repaired. Scientific discoveries are not expanding our knowledge of the universe as quickly as they could. Affordable healthcare and wellness are not improving in the country.

What this all amounts to is that we are not creating more pies. We are too busy fighting about who should be awarded the pie we have. This is the other reason why treachery is not a reasonable value for a society to hold dear, let alone primary. Treachery leads to treachery. And, although it is true that those in power can do a lot of dictating, no matter how heavy-handed a reign of terror becomes, it is always subject to overthrow and revolution. And, during such a struggle, we are essentially fighting over who gets how much of the pie and — oh, by the way — killing each other in the process. We are not during tyranny or revolution making all that many pies. That’s why, to me, it is antithetical to the whole idea of any society whatsoever; any form of cooperation; to reward treachery.

There is room for legitimate debate about which qualities are most important for someone who gets to decide who gets how much pie. If that same person also gets to decide how much energy we put into making which additional pies, this adds another set of important qualifications. If splitting pies is the hero’s only job, being fair-minded, open-minded, generous, would seem to be good qualities. If the hero also had a large role in determining how many and what kinds of new pies to create, then, being vastly knowledgeable and intelligent would be vital; being able to communicate across disciplines and interests in order to make difficult tradeoffs would be important. In the best case scenario, this person would take in good ideas from all angles and help produce even better ones on output.

The only scenario that makes sense for me to have a treacherous leader would be to imagine that we live in a completely treacherous world internationally and in that sense, there is a “fixed pie” model of the world economy. What France gains, I necessarily lose and vice versa. This is, by the way, an insanely incorrect model of the world. It is far more cooperative than competitive. Of course, this is not to say that countries do not sometimes compete for Olympic venues or airline contracts. But this is overwhelmingly accomplished without treachery by staying within agreed upon rules of the game. People don’t always agree with every specific rule; they may try to change them, but for now, everyone’s agreed to play by them.

Yes, under the incorrect scenario of a treacherous world, having a treacherous leader would make some sense, but only provided treacherousness was “maxed out” because otherwise it is still in someone’s best interest not to be treacherous. Of course, the other critical proviso is that we would have to completely trust that the person would be treacherous to other countries but honest and above-board with its own crowd or citizens. A Medieval king or queen may have been able to pull this off. I submit it’s impossible today except for a few dictatorships where news from the outside world is heavily censored. When people have access to the internet and social media, for example, you cannot say one thing to one nation or group or crowd and a completely different thing to a different crowd or nation or reporter. So, it seems completely paradoxical to have a leader who is maximally “treacherous” to be of any long-term value. You couldn’t trust him on a long-term basis and neither could any other nation. Once trust is completely gone, it takes a long time to win it back. As a strategy, treachery seems a really out-dated one. If you really love treachery, I can see why you would want to cut back on education, quash any dissenting views and so on. Without that, you couldn’t get it to work against your own citizens more than once or twice. But if you prevent people from ever finding out, it will take longer. It won’t take forever. But it will take awhile. And meanwhile, treachery metastasizes throughout the land. I like to think the immune system of the crowd is sufficiently strong to treat the tumor successfully or isolating it from the rest of the body. These are the best ways.

the “RULES” of CreaTIVity

Last week, I finished the on-line course: 5 Habits of the Highly Creative Teacher, and I still keep thinking about it. It strikes me that everyone hasto be creative pretty much all day long just to live. For example, if you move through your physical environment by walking, you have to readjust your balance as you go. If you live with six cats, you have to be ready for one of them (in this case, Jones) to burst into the path of where you are about to plant your foot. What I have to do is try to keep from spilling my breakfast all over the carpet. I am convinced that cats do this, not to annoy, but to destroy. The chances of bringing down such a large beast as I am are slim, but if they succeed, they figure they will be able to feast for days on my carcass. It is, in management-speak a BHAG (Big Hairy Audacious Goal) for a housecat. I am reasonably sure that none of my cats have actually read any books on management theory, but they seem to grasp many of the concepts instinctively. Any way, the point is not about Jones and his ilk but about me and my ilk — namely human beings. We have to adjust our plans and our behavior constantly in response to external events. Sure, we have skills (walking, driving, talking, listening — well, okay not listening) but these are not pre-programmed sequences of actions. We may have plans but we constantly adjust these without endless committee meetings or e-mail chains. If I had had to get my spleen and liver on board with my sudden change of direction, I’d be lying on the floor dead and Jones would be feasting.

As I pointed out some time ago, when people communicate they are always designing and interpreting, not coding and decoding. People use language in endless new and creative ways all the time. Let us even imagine you are telling a joke you have told scores of times before. As you tell it, a train roars by and you either pause or raise your voice till the train goes by. This, in essence, is creativity. You are using what you know in order to create a new twist on the delivery of your joke appropriate to the circumstances.

What is also interesting is this: Almost all people are creative almost all the time BUT they do not “count” what they do as creative. They imagine themselves as in the large majority of “non-creative” people because they have been told they lack skill in writing poetry or painting. For that reason, their mental model of themselves is that they are not capable of creativity when in actuality they express themselves creatively every time they move; every time they speak.

So, here is the challenge I am wondering about. Is there a way to show people that they are actually being creative in many areas of life all the time; getting them thereby to alter their self-concept and their self-talk so that they see themselves as creative people and therefore take it as “okay” to be creative in every other area of their life as well? Would they be willing to run full tilt at a weighty problem and try to time their actions so as to topple that problem? If my cat can, can you?
